The purpose of this case study isnot to show what is right or wrong – but to enable a person toidentify the situation and analyseit. This case was written in 2007.The writer (Dr. T.K. Jain) isassociated with Seth TolaramBafna Academy from its inception(Today this school is one of thebest English Medium Schools of this region). The author has leftthe management committee of this school in 2007, butremembers the great moments – the moments of transformationof the school with love. The feels pride in being a part of the corecommittee which was able to transform this school to a greatinstittion. There was a tremendous countribution in schooltransformation from a number of persons – a small account withlimited information is being shared herewith. Introduction:
Seth Tolaram Bafna Academy was established in the year 1994 atGangashahar, Bikaner.(Rajasthan). It was established under the Trust of Prem ChandTolaram Bafna Trust. Its Head Office is located at Guwahati Assam (a philanthropic trust,with many activities for human welfare and social development). During initial periodthe academy was suffering from financial crisis and it was running in loss of Rs.10 Lakhin the year 1997. The management committee of trust in the year 1997 decided tochange the chairman and managing committee for brighter future of the BafnaAcademy and to overcome the losses. The Trust decided to appoint Sh. Inder ChandDugar as new chairman..
Appointment as a Chairman
: The management committee of Prem ChandTolaram Bafna Trust decided to appoint Mr. Indar Chand Dugar as a chairman in theyear 1997. The administration called Mr. Dugar and briefed him the problem andmotivated to take over the leadership of Seth Tolaram Bafna Academy Gangashahar atBikaner. Mr. Dugar is well experienced person in business and having well educationalqualification i.e. B Com, LLB. In his college life he was outstanding student and he wasbest student of Jain PG College, Bikaner. Now he is 66 years old. He was engaged in hisfamily business at Assam. He told management committee that he is engaged inbusiness and the Academy line is quite different field. But due to his good leadership inbusiness and best background in education life, the Trust emphasized Mr. Dugar to takeover the chairmanship of the academy for improvement and for providing betterleadership, so that the Academy may overcome from the loss.Mr. Dugar asked management committee for 15 days time to study the problemand administration of the Academy. He verified the situation in 15 days and on therequest of the Trust agreed to take over the responsibility in the year 1997. He wasappointed for 3 years. The management committee of the Bafna Trust told Mr. Dugarthat they will not provide any money in case of any loss. He agreed but in response hetold that he will also not provide any profit to the trust as it will be used for the welfareof the Academy and extension of the institute. Mr. Dugar accepted the leadership in1997 for 3 years. The number of students at that time was 284.

Re-Organization of Management Committee
: After joining he finds that therewas no specific rules and regulation for the administration or selection of the staff andfor payment to employee. So he decided to organize a management committee. Hereorganized management committee consisting of following members exclusively foracademic purpose:-Dr SN Swamy :- Retired College PrincipalDr SC Jain :- Retired College PrincipalDr. PC Tater :- Ex-Vice Principle of Govt. CollegeDr TK Jain :- Professor and Management consultantSh. Goverdhan Das :- Retired Head MasterMr. Paras Daga :- A chartered AccountantMr. L.K. Chhajer :- A journalistMr. Sohan Lal Baid :- A chartered AccountantMr. Vijay Baid : - An entrepreneur & parentMr. R.K. Pugalia : - An entrepreneur & ParentMr. R.K. Golchha : - An entrepreneur & ParentMr. J. Dugar : - An entrepreneurMr. S. Dugar : - An entrepreneurRepresentatives of TeachersPrincipal (ex-oficio)In management Committee he included the retired Principles and Head Masterfor the better education of the students. He also included young blood (as Mr. ParasDaga, Dr. T.K. Jain etc.) as per the requirement of new technology. As the students areof secondary standard , he appointed one retired Head Master also in the managementcommittee. He appointed sub-committees on important issues (like academiccommittee, finance committee, etc.) to formulate policies and to supervise andstreamline the school system.Mr Dugar believes two things in education i.e. Educational Zest (ConceptualClarity and Enthusiasm) and Financial position.For education zest he appointed abovemanagement committee and for finance he appointed 2 Chartered Accountants MrSohan Lal Baid and Mr Paras Daga. As Mr Dugar thinks that management and money(finance) should not be with one person. So he decided not to touch money and thus heprovides leadership in a democratic way.
