between how RMG sectors work in foreign countries and in Bangladesh, and mainly production
structure, process map, efficiency, lacking in the operation process of That's It sweater ltd.

Executive Summary:

Operational management is one of the most important parts of any organization. Every

organization no matter how big or small, they have their own operational activities. To portray the

current scenario of the Bangladesh Textile Industry, secondary research was conducted and the

study also visualizes the role of That's It Sweater in the respective industry. This section of the

report addresses some glorious facts, such as the success of PTS in recent years, the contribution

of PTS to the growth of Bangladesh's RMG industry, and also how new horizons will be generated

for Bangladesh in the coming years in the global market. But a pressing problem, which is the vast

gap in existing labor skills that leads to inefficiency and less productivity can be a major obstacle

to profound competitiveness in the global market.

The observation draws attention to the fact that That's It Sweater currently has a sufficient level

process map to continue its day-to-day activities that closely follow the industry norm. The report

assesses the fact that That's It Sweater has ensured that the latest technology to be used in its

production plan is also adequately supported by the capability of the plant layout. In addition to

the technical point of view, the study addresses every step of the process carefully. It can be seen

that the business follows every necessary phase of the operating process that begins to collect yarn

from the spinning mills to package and fold the final product. Management plays a crucial role in

constantly making critical operational decisions that have helped them achieve industry standards

overtime.

In this paper, we looked into the operational management activities of That's It Sweater. This

report contains the operational strategies, product processing, layout, operational problem, and

some recommendation for the Organization. The report also consists of a process map of the

production process of the company.

Introduction

Bangladesh is a fast-growing economy driven by the ready-made garments (RMG) industry. Under
the slogan 'Made in Bangladesh' has promoted the country around the world. The RMG industry
has become one of the lifelines of the economy of Bangladesh, sharing a major part of the export
earnings of the nation. The sector accounts for 83% of the total export earnings of the country.
This sector has got a greater facet than any other sector in terms of growth and foreign exchange
earnings. (M. Saiful Islam, 2016) In this report, we will get a proper visualization of (RMG) sector
of Bangladesh. We will also get an idea about the difference between how RMG sectors work in
foreign countries and in Bangladesh. We will try to find out the reasons for our success in the
RMG sector. Also, try to recommend how to improve this sector.

In this report, we will principally be discussing "That's It Sweater Ltd," which is a sister concern
of "Hameem Group." We will be focusing on their background, production structure, process map,
efficiency if they have any lacking in their operation. Also, we will try our best to recommend the
best solution based on the lacking we have found while researching on That's It Sweater.

First of all, we need to get a clear idea about the Readymade garment (RMG). It is a manufacturing
process that requires several phases, starting with the idea or design concept and finishing with the
finished product. The apparel manufacturing process includes Product Design, Fabric
Procurement, and Evaluation, Patterning, Grading, Labeling, Spreading, Cutting, Bundling,
Stitching, Pressing or Folding, Finishing and Detailing, Dyeing, and Washing, QC, etc. This is the
full process of converting raw materials into finished products. It is difficult to maintain any
industry if production is not up to the mark. (Textiles School, 2019)

Industry background

Our country has a population of approximately 164 million people. Our country's economy relies
heavily on agriculture. But it's a wonderful thing for us that (RMG) has been elevated as the largest
foreign currency earner. This sector creates around 4.2 million employment prospects and
contributes significantly to GDP. The domestic market demand for RMG is growing with an
increase in the standard of living. Bangladesh is the second-largest apparel exporter with just 4.83
percent of total world export after China, with 37.35 percent of total world garment export. (M.
Saiful Islam, 2016) Readymade garments (RMG) of Bangladesh is powered by young, urbanizing
workers, where most of them are women.

Growth of RMG sector in Bangladesh:

The industry started its journey in the late '70s, and since then, it continued to play a key role in
the growth of the economy and has emerged as the largest export earning sector of the country.
Data in Table 1 shows these facts.

RMG Sector’s Contribution to Export:


The contribution of the RMG sector to the country's exports has seen remarkable growth over the
years. It has grown as Bangladesh's principal export generating field. The RMG industry has
emerged as the driving force of the economy over the last two decades and has provided fuel for
growth and economic development. While export earnings from the apparel industry were barely
$ 1 million in 1978, it became $31.57 million in 1983-84, $10.7 billion in 2007- 08, and $24.49
billion in 2013-14 fiscal years holding the 81.13 percent of countries of total export earnings. Table
2 captures these facts.

Company Background

That's It Sweater, a sister concern of Ha-Meem Group, situated in 119/145 Purba


Narshinghapur, Ashulia, Savar. Their BGMEA registration number is 5812. They produce
Denim, Cardigans, Sweater, Pullover, Trousers, Vests, Tops, etc. Their field of operation is
Finishing, Knitting, Manufacturing, Wet processing, Trading, Storing. It is currently
manufacturing winter clothes for many international brands like GAP, Aeon, Mango,
NewYorker, H & M, etc. A.K. Azad works as the managing director of That's it sweater ltd.
There is a total of 500 management employees. There is a total of 100 machines, which can
produce up to 180000 units (yearly in a dozen). (Our Industries/ sweater, n.d.)

This is a sweater that is generally part of the Ha-Meem Group. In Bangladesh and around the
world, the Ha-meem group is a leading wholesale manufacturer of clothes. The company
manufactures some of the trendiest denim fabrics and clothing products and owns one of
Bangladesh's most extensive and resourceful production facilities. Today, Ha-Meem is
collaborating with some of the world's largest fashion brands. In the textile industry, the company
has a rich history of 30 years, which has now grown into a company with diverse interests such as
shipping, newspapers, tea gardens, etc. It all began in 1984 with a garment business and two
enterprising individuals, Mr. A. K. Azad and Mr. Delwar, to break through the vision of the textile
industry and make Ha-Meem Group a leading Bangladesh wholesale garment manufacturer. Under
their energetic leadership, the business activities of the Ha-Meem Group have been rising day by
day. They have indeed become a leader in the manufacture of wholesale apparel in Bangladesh.
The Ha-Meem Group is also very prominent in Europe and America for its wholesale
manufacturing of clothing. Today, Ha-Meem Group employs about 50,000 employees, and the
company has 26 garment factories, including That's it a sweater, consisting of a total 300
production lines and 7 washing plants to produce 7 million pcs per month. (About Hameem Group,

Processing Section

The process section is an important task for any organization, including the Ha-Meem Group.
There are five major tasks to do for making a Denim Sweater. That's It Sweater company has no
SPINNING & WEAVING section, so they mainly do four tasks to produce a sweater.

At first, they receive an order sheet. In that order sheet, buyers include the Size, quantity, and
design of their order. Depend on the order, and they make a plan. They count how much workers,
machines, and raw material they needed. After calculation, they import fabrics. They also
outsource other raw materials like the zipper, button, tags, etc. Everything they outsource from
here and there they keep it into their warehouse. Every collected material checks thoroughly by
quality inspectors. After that step by step, detail of sweater making process is given below:

 Cutting:
Cutting is the first step for making sweaters for That's It Sweater. Cutting master at first
unrolls the fabric into a giant table. They told us that Fabrics come on rolls normally about
25 to 100 meters long and usually 45- or 60-inches width. Here cutting master not only cut
the Fabrics but also check the quality of the fabrics before cutting. If the shade of all fabrics
is ok and no spot or any unusual issues are detected, then they start cutting preparation. For
preparation, they draw deferent parts of the sweater into a paper. On top of the fabrics, they
put that paper and automated and computer-controlled machine start cutting the fabric
according to that paper drawing. After cutting, they put a numbered sticker in each cut
piece and make bundles in the end, and they pass that bundles into the stitching section.
 Stitching:
The stitching section is the second step of that production plan. In this section, cutting
pieces are going to assemble. The cutting section sends bundles of pockets, yoke front,
back leg panels, waistband, belt loops. They stitch in a total of two pockets in a sweater.
Sometimes decorative stitched pocket is required by the buyer, so if need, they can also do
it. They stitch all pieces together, and also, they stitch a zipper, a cap or post, a buttonhole,
rivets for pocket reinforce, waistband product label, bar tacking special pocket with each
sweater. The stitching section also attaches a button in every sweater. In the sitting section,
no one is idle. The unfinished sweater continued to travel one machine to another machine
before its ready.

 Washing:
The washing section receives a stitched sweater from the stitching section. There are two
types of washing.1st one is Chemical wash, and another one is Mechanical wash. That's It
sweater can do both types of washing in their factory. We include a short detail of every
washing method. Anyone or two washing methods they applied for a product.

i. Chemical wash:
Denim bleaching: In the process, a strong oxidative bleaching Chemical like
sodium hypochlorite or KMnO4 is added during the washing with or without stone
addition.
Enzyme wash: Enzyme wash is an environmentally friendly washing system.
Enzyme wash involves the application of organic enzymes that eat away at the
fabric, i.e., the cellulose.
Acid wash: Acid wash is done by tumbling the garments with pumice stones
presoaked in a solution of sodium hypochlorite or potassium permanganate for
localized bleaching resulting in a non-uniform sharp blue/white contrast. In this
wash, the color contrast of the denim fabric can be enhanced by optical brightening.
The advantage of this process is that it saves water as the addition of water is not
required.

ii. Mechanical wash:


Stonewash: In the process of stone washing, freshly dyed sweaters are loaded into
large washing machines and tumbled with a pumice stone or volcanic rock to
achieve a soft hand and desirable look. Variations in compositions, hardness, size
shape, and porosity make these stone multifunctional.
Micro sanding: Micro sanding is a fabric finishing process where fabrics are sanded
(real sandpaper) to make the surface soft without hair. In this fabric treatment
process, a series of cylindrical rolls in a horizontal arrangement, either wrapped
with an abrasive paper or chemically coated with an abrasive, is used to create a
soft, sueded hand. The denim is pulled over the face of the sand rollers creating a
raised surface finishing. Some color reduction is experienced.

After finishing washing, they sent every sweater to the finishing section.

 Finishing:
In the finishing section, their task is to cut off any extra threads, pressing the sweaters, add
removable brand tags and price tags, packaging. At 1 st workers remove the extra thread after
that, they press every sweater, and then they attach brand tags and price tags after that, they
check the measurement if everything is done correctly, they fold and pack the final product into
a plastic bag. With 12 bags, they pack a carton.

Quality control:

That's It Sweater maintains quality control in every step from the warehouse to finishing. In the cutting
section, they heavily relay on computerized machines, and also, they have some best cutting master in
the house. In the stitching section for monitoring the worker's work, a proper amount of supervisor is
always there for stitching workers. For washing, there are good quality machines and machine operators
are there. Without a quality inspector's citification, nothing can pass through the previous stage. For
their quality control and product quality, they are certified by ACCORD, BSCI, WARP, OKOTEX,
CONTROL UNIT.

Waste management:

That's Its sweater's waste management system is pretty standard. The company has an Effluent
Treatment Plant (ETP) capacity of 100 Kl/Hr. Of their own. They have In-house Lab and also have
a Spectrophotometer to test the contamination level of their wastewater.

Control Mechanism

In every business enterprise, control mechanisms play an essential function, without which the roles of
executives are constrained. Control is required in a predefined manner to achieve the objectives because
it offers the mechanisms that impact an organization's efficiency and decision-making process. In
reality, control is concerned with the regulations applied to the activities of an entity in order to achieve
desired results in policies, plans, and procedures being established. It is possible to set control
mechanisms according to roles, product attributes, regional attributes, and overall strategic and financial
goals. (Control Methods in International Business, n.d.).

That's it, Sweater of Ha-Meem. Group can use some control mechanism like:

● Personal Control: Personal control is carried out via personal communication with peers. It is
the most commonly used form of control mechanism for providing direct oversight of
organizational and employee management in small firms. That's it sweater is a small part of the
Hameem group and produces only a few segments, we think personal control will be a good
option for That's its sweater.

● Output Controls: They can also use output control different departments to set targets for the
subsidiaries to achieve the desired outputs. Control of production is an integral part of
international business management since the effectiveness of an organization is proportional to
bureaucratic control.

● Cultural Controls: This could be another best idea for That's it sweater to adopt. It is key to
optimum performance and profitability being generated. It is also very important to measure a
firm's overall performance. It takes shape when the company's workers attempt to follow the
standards and principles preached by the company. Employees get the opportunity to share their
feelings. Typically, they prefer to regulate their own actions in accordance with the company's
cultural regulation principles. Hence, it reduces the dependence on direct supervision when
applied well.

Problem Identification & Solution

Quality checking is done by different sections, followed by a sequence to ensure the production of 100%
good quality product. Step by step, quality checking is done to identify every defect, and each section
who identify the defects take action to solve the problem. Fabric inspection is done primarily. Then the
fabric goes to the cutting section, in the cutting section, quality checking is done by every part of the
processing, the identified problem solves there. In the same process, the sewing section, washing, and
finishing section do their work. As a result, a good quality product can be produced, which helps to
fulfill the buyer's requirement.
The various Steps of That's it Sweater of Ha-Meem. Group, where in-process inspection and quality
control is done, are mentioned below-

1. Fabric inspection: Fabric inspection is commonly used for fabric quality inspection in the
clothing industry. That's it, sweater follows these steps tor fabric inspection: a check sheet or
data recording format, fabric inspection or preparation process, penalty points criteria based on
defects and defect length, total penalty points measurement method for total defects found in a
fabric roll.

2. Inspection in the fabric cutting section: This section plays a vital role in RMG sector because to
get the correct shape of the product, correct calculated cutting is needed. Cutting is the first
development department to be functional. The quality control of the cutting section of the
sweater is divided mainly into four sections. Those are: Inspection of components materials,
Marker inspection, Spreading control, Quality control cutting.

3. Inspection in sewing section: These sections are linked by a sewing machine after obtaining all
the components from the cutting portion. Finally, the manufacturer gets a full appearance of
clothing in this segment. Generally, the sewing portion of That's It Sweater is inspected in three
stages. Those are: assembling inspection, the examination of sewing, seaming inspection.

4. Inspection of washing section: It gives a fresh look after washing the items, which seems to be
the latest touch of fashion. Reducing content size is the primary and substantial feature of
washing. As a result, the items become size-free and feel soft on the side. Quality control in the
washing section involves testing the variance of shade, inconsistent testing, maintaining the time
schedule for each process, maintaining the exact temperature for each process.

5. Inspection in pressing & finishing section: This is the final section of quality checking. In this
step, they check for different types of faults. This is the critical section in which the product must
eventually inspect and fix the textile defect. Quality control in the finishing section: proper
clothing inspection including measurement, location, dirt, impurities, control of shading
variation, secure or broken chain or button, incorrect fold, proper form, properly dried after
pressing, etc.

Workplace safety

Garments are the biggest source of Bangladesh's foreign income. Jobs are the guiding force behind all
garments. A company can be brought to the top by professional employees. Thus, the first and foremost
duty of the owners of our clothing is to ensure the welfare of workers. Tell the staff so they can deal
with all the misfortunes. The personnel should be trained by organizations with pre-training. In all cases,
they should be secured. There are certain things that staff need to be prepared for (during an earthquake,
electrical disaster, if there is a sudden fire). Covid19 epidemics have been our greatest challenge for all
groups of individuals in the current situation. Garments owners should give everything to the workers
in this situation so that they can be protected.

Covid-19 epidemics signals troubles for RMG sector:


For raw materials, our garment industry is heavily dependent on China. We supply about 60% of woven
fabrics, 15-20% of knit fabrics and 80-85% of dying chemicals and accessories for RMG export from
China. Since China's January 2020 shutdown, the processing of our RMG raw materials has been
seriously disrupted and it may take another three to six months to restore China's supply chain.
Coronavirus also controls the alternative raw material supplying countries such as India. With existing
stocks and those on-board ships, our apparel industry will barely be able to handle until April 2020. But
after April 2020, due to the lack of availability of alternative sources of raw materials at cheap prices,
they could face a major crisis. It is also not unlikely that our exporters would face difficulties managing
the delivery schedule that could lead to exorbitant costs of order termination, discounting, or air freight.
More specifically, many of our buyer countries, in particular the EU countries, are now increasingly
being affected by coronavirus.

What an organization should do for workers in this covid19 situation:
1. Employees need to realize that they should wash their hands with soap for at least 1 minute.
In addition to soap, if there is no soap, 60% alcohol hand sanitizer should be maintained if they
may use hand sanitizer to clean their hands. They'll then be free from germs.
2. As they are the most common infection of the virus, avoid touching your eyes, nose, and
mouth.
3. Using spray or surface cleaner, disinfect the work surface area (work table, lunch area, etc.).
4. After frequent interaction with objects, such as doorknobs, lighting switches, fellow workers,
wash your hands.
5. If they have a strong immune system, good sleep, eat good food, and exercise, they have a
better way to combat the virus than they can relieve stress.
6. Avoid all non-essential areas for work, please.
7. The last one is, it's hard to keep a distance from those individuals who are still by your side at
the time of work. If a company requires employees to operate, then it is safer for all employees
to have PPE for protection.

Comparison between our RMG sector and foreign country's RMG sector

The southern Asian country of Bangladesh has a population of about 164 million people. Bangladesh's
economy is substantially dependent on agriculture. But it's great news for the nation that Bangladesh's
garment sector (RMG) has risen as the largest foreign currency earner. This sector provides
approximately 4.2 million opportunities for jobs and contributes significantly to GDP. Bangladesh's
Readymade Garment (RMG) is driven by young, urbanized, female workers, most of whom are women.
At present, there are more than 5,000 garment factories (private statistics) in the RMG sector of
Bangladesh, hiring more than 12 labor shortages, where 85% of the workforce is women. But the number
of garment factories in Bangladesh is about 4000, according to the BGMEA. Today, with a volume of
over $24.49 billion of exports in the last financial year, the RMG sector is the country's biggest export
earner. For us, it is great news that Bangladesh is ahead of other South Asian suppliers in terms of the
ready-made garment (RMG) industry's ability.

RMG Sector Potential in Bangladesh:
Bangladesh's RMG sector has some key variables that have encouraged this sector to expand steadily.
Although it is a matter of great surprise to so many that Bangladesh's RMG sector continues to
demonstrate its robust performance in the world.

The main key factors that have a significant effect on Bangladesh's RMG sector are as follows:
 The vast power of labor,
 Trained human assets,
 Technological retrofits,
 Funding for textiles and clothing by the government,
 Creation of villages with textiles and clothing,
 The incentive for local inputs to be used,
 Duty reduction for input/machine imports,
 Reduction in tax on income.
We can easily take a position very strongly in the world's RMG market by using the key points above.
But there are several other main variables. In our RMG sector, if we apply those main factors, we can
achieve the first target of the world-famous buyers' notebook. Those main considerations are—
 Cost-Efficient Strategy,
 Strategy for New Product development,
 The strategy of Product Diversification and
 Strategy for Sector Diversification.

Challenges for Bangladesh's RMG Sector:
While Bangladesh's RMG sector has reached the second position with the highest number of exporters
of clothes, it has a lot of problems. The lack of protection in the workplace and working conditions for
millions of garment workers is currently a major problem faced by the RMG industry. It has been a big
obstacle for Bangladesh's upcoming fiscal year. Political peace is another big one. Political stability is
having a detrimental influence on Bangladesh's RMG market. If it persists, losing our most valuable
industry would be a huge blow. So, to address those kinds of questions, government figures should come
out immediately.

Recommendation

For the last decade Ha-Meem group of industries are contributing in the continuous development of our
country by generating sales, creating skilled work force, by giving employment, eradicating poverty,
creating opportunities and development of GDP. In the production process starting from cutting to waste
management they uphold their quality work which also helps them to expand their market and increase
their sales. But other industries are also growing rapidly therefore Ha-Meem group of Industries should
also work on the development in their production sector to improve their chances of growing in between
the RMG groups in Bangladesh. Therefore, we would suggest some recommendation. They are given
below:

Considering more options for suppliers: Taking raw materials from different sources can
prove to be useful in various ways. As they will be able to compare price points and also can
compare quality of the raw materials. This would give a great advantage in creating and
capturing a market and also expanding business.
Introducing monetary and non-monetary incentive: Incentives like commissions, gifts,
insurance benefits, promotions, raise in salary can immensely boost up the working pattern of
the employees. When the workers will realize that they are being valued they will also work
more effectively. This will increase efficiency, cost-effectiveness and boost the production
process.

Hiring skilled people for better workflow: Recruiting new employees as interns to look after
the production process can also help in solving certain production process easily and the
complicated workflow will turn out to be much easier by the help of these new interns.
Give training to employees for further inspection: Sometimes for the lack of inspection the
production process pauses as for a simple mistake can cost huge sum of money. So, the company
can introduce training programs to increase the deductive skills of the employee. This will help
in solving the inspection crisis and save huge sum of money.
Changing shifts of workers: Giving breaks in between work or changing shifts of workers can
also help in increasing productivity. As after a short break the workers will gain more energy to
work better and for a longer period of time.
Hiring people for machine maintenance: The machines which are used in bleaching washing
and other productive works slows down or their efficiency decreases. For solving this problem,
the industry can hire people monthly who would maintain the machines and keep them in their
best performance. This process will also increase productivity.
Re-evaluating machinery: There are few old machineries which are used in the production
process. These machines decrease the average productivity. We would suggest a thorough
inspection and after that changing the old machines with new ones to increase production and
competitiveness.
Turning eco-friendly: Energy saving is a huge deal in the prospect of Bangladesh. Improving
energy efficiency and decreasing waste production will also keep the environment healthy and
decrease cost of production. They can increase energy efficiency by the use of boiler
economizers, sky lights, inverters, biogas plants, thermal oil heaters, the use of solar—and a
whole lot more
Change target markets: Changing target markets and capturing a new demographic can boost
up sales and work as a good will.

Conclusion

The RMG sector of Bangladesh is one of the main reasons for the continuous development of this
country. 84% of foreign exchange earnings and 10% of total raise of GDP was possible because of the
RMG’s exports and imports. Not only that these industries are working consistently for the development
of lives of the people this is also reducing our poverty rate and increasing living standards. THAT’S IT
SWEATERS is an integral part of HA-MEEM group of Industries they work on different products by
keeping their quality work. They invest on people or workers for the betterment of their workflow and
keep its quality and standard as per usual. Though they have great production procedures and machinery
they still recruit people below poverty line for their own good. This sort of idealism should never go
unrewarded and that’s the reason for which they are one of the greatest mechanical division as far as
work power. Specialists in this very industry live in an analytical way so that the destination they want
can be fulfilled without wasting any resources and costs at the base of the urban offices. We can now
only hope for their wellbeing and steady growth of their industry as a huge number of lives rely on them.
