The implementation of teams is, fundamentally, an organizational change and development process.

Teams are, therefore, susceptible to all the challenges that can occur during any organizational change
process. In particular, employee resistance may result where employees are required to work with other
employees with whom they are unfamiliar. In this case, the new teams are breaking up established
social relationships. One way in which this can be overcome is through team building.
Field and Swift (1996) notes that teams often face issues that can decrease the effectiveness of the team
and specifically its ability to make decisions. The team may not share clear goals or purposes, and
therefore as earlier discussed defining specific goals is very important. The time trade-offs in decision
making (team decision making can take time away from working. There may be problems of
"groupthink" and pressure to conform as well as the potential for increased conflict over decision
making. Without adequate team training and preparation, it is unlikely that teams will work effectively
to develop and realize a shared vision. There are also the challenges arising from lack of communication;
personal conflict; overemphasis on give and take relationship.
Team building attempts to ‘improve group performance by improving communication, reducing conflict,
and generating greater cohesion and commitment among work group members. Employee resistance
may also result for other reasons. Where teamwork requires job enlargement it may be necessary to
either reduce some of their duties or to change the system of compensation and rewards. Teamwork is
also often associated with empowerment, ownership and added responsibility and managers usually
assume that individuals prefer to be involved in decision making instead of being told what to do. While
this may be true in most cases, it is not true in all cases. It may bring about alienation for some
employees and ultimately lead to job dissatisfaction, labour turnover and/or decreased performance.
There is no simple remedy for this problem but training or a change of position within the organization is
often useful if possible. A major risk of team building is that a team member may become cynical of the
organization. Team building events must be complemented with meaningful workplace practice. Where
team members do not see an improvement within an organization associated with team building events,
they may view such events as a waste of time and this may consequently result in loss of trust in the
organization, harm motivation, decrease employee morale and production.

Several researchers have defined the term ‘team’ in various ways. However,
among the different definitions for team, the following given by Katzanbach and
Smith (1993) is one of the commonly cited and accepted: ‘a team is a small
number of people with complementary skills, who are committed to a common
purpose, performance goals and approach for which they hold themselves
mutually accountable’. Researchers all over the world have highlighted the
significance of teams in a general organizational perspective. Most organizations
that seek to improve efficiency have embraced teams as the way to meet the
demands of a turbulent and challenging market place (Fisher et al, 1997). In
addition, Murray and Moses (2005) have stressed the idea that teams play a
central role in the organizational learning process.

The term 'team' has been defined in a variety of ways by various researchers. Among the various
definitions for team, Katzanbach and Smith's (1993) definition is one of the most widely cited
and accepted: 'a team is a small group of people with complementary skills who are committed to
a common purpose, performance goals, and approach for which they hold themselves mutually
accountable.' In a broader organizational context, researchers from all over the world have
emphasized the importance of teams. Most companies seeking to increase efficiency have
embraced teams as a means of meeting the demands of a volatile and challenging market (Fisher
et al, 1997).
Construction industry is highly susceptible to be benefited from teams as the construction
products are delivered by a collection of diverse professionals. However, effective teams cannot
be created at a stroke, and, they need time and opportunity to mature. This is normally referred as
team development; and, this area has been subjected to various researches.

Even though, issues on team development has been frequently addressed by the contemporary
management researchers in a more structured way, the practice of teamwork has its roots
spanned up to the very beginning of human life. For example, according to Cornick and Mather
(1999).

“When early man started to hunt something that was bigger than any one person could handle,
he started to do it with others. The hunting party was a group with a very important common
goal- to obtain food to survive.”

Various researchers have defined the term “team” in various ways. However, amongst the
different definitions for team, the following given by Katzanbach and Smith (1993) is one of the
commonly cited:

“A team is a small number of people with complementary skills, who are committed to a
common purpose, performance goals and approach for which they hold themselves mutually
accountable.” This definition by Katzanbach and Smith is clear and comprehensive to an
acceptable extent.

Scholars all over the world have highlighted the significance of teams in organizational
perspective. Most organizations which seek improved efficiency have embraced teams in the
belief that they are the way to meet the demands of a turbulent and challenging market place. A
research carried out by Bacon and Blyton (2000) indicated that team working has a greater
positive impact upon both organizational performance and human resource outcomes. Further,
usage of teams in organizations results in increased productivity. In addition, Murray and Moses
(2005) have stressed the idea that teams play a central role in organizational learning process.

This concept of “teamwork” is very much appropriate for the construction industry as the
construction products are delivered by a collection of professionals. Various authors have
highlighted the importance of teamwork in construction. In a survey of AEC (Architectural/
Engineering/ Construction) companies in the U.S., Arditi and Gunaydın (1998) has identified
that collaboration among parties in the design team was ranked first among the many factors that
affect quality in design phase. Further, according to Albanse (1998), teambuilding approaches in
projects has contributed to lower the total project cost by avoiding rework; improving trust;
reducing scope definition problems; lowering variation order rates; and, improving
understanding of project objectives. In addition, improved teamwork in construction projects will
increase the project participants’ job satisfaction.

Since, teams offer numerous benefits both in organizational and construction perspectives; the
knowledge on how teams develop is of paramount importance for team leaders. Over the years,
many researchers intended to identify how teams in general organizational perspective develop,
and, offered different models to represent this process. According to Gersick [10], amongst these
models, the model developed by B.W. Tuckman in 1965 is frequently cited today in management
literature. According Tuckman’s model, a team has to go through four stages called forming
(team comes together and gets the initial awareness about the each other), storming (conflict and
the competition within the team rise to higher level), norming (team members try to set norms
for appropriate behaviors) and performing (team maturing as an effective team) during its life.

Later, in 1977, Tuckman and Jenson have revised this model and proposed a new model of team
development with the addition of adjourning stage which occurs after the performing stage (see
Figure 1). Moreover, by addressing the issues untouched by Tuckman (1965), several other 171
researchers too have come up with different team development models. These models include;
five faces model (1996), two barriers model and integrated team development model. Amongst
aforesaid team development models, the model of Tuckman and Jenson remains more
appropriate for the construction context since, it is based on the fundamental assumption that
teams has a finite life.

However, Winch (2002), highlighted that members in construction teams are lacking with mutual
accountability and a mutual objective. Some researchers have identified that the teams in
construction are virtual in nature since, they have to work together from many different locations
over the life of the project. Further, Cornick and Mather (1999) and Walker (1996) suggest that
since, construction project teams comprises of members from different organisations, it can also
be regarded as inter-organisational team. In addition, there is sufficient evidence in the literature
regarding construction teams to argue that construction team is a cross functional team (1996).

When reviewing the construction related literature, it was evident that a little consideration has
been given to the issues relating to team development. By looking at the characteristics of
construction teams, it is evident that it deviates from the ideal team definition of Katzanbach and
Smith (1993). Therefore, team development models which have been developed in general
organization perspective cannot be solely applied in construction context. However, if the
construction team leaders are knowledgeable about the issues relating to nature and types of
teams; and, team development in construction, they are in a better position to determine what
types of resources and support will be most helpful to the team, based on the specific challenges
they are facing in each stage.

As a result of the above theories and findings, it is possible to conclude that project team
development is important for a real estate company/organization. It adds the most long-term
value to all of the organization's activities. It also combines awareness of the possible advantages
and disadvantages of all the factors that may affect the organization. It enhances the chance of
succeeding while decreasing the likelihood of failure and the uncertainty of reaching the
organization's ultimate goals. Given the importance of team development in a real estate firm, the
current study assesses the Project team development practices of selected real estate companies
in Addis Ababa.
