Introduction

In response to the rising demand for 24-hour gyms in the region, the university plans to make certain
improvements at its Sports Village and wants to implement a 24-hour entrance system. Faculty at the
institution, academics, and locals all use the Sports Village. As the project manager, we are responsible
for monitoring the work and assessing the stakeholders. Successful people utilize stakeholder analysis as
a key strategy to earn others' support. Stakeholder analysis' initial step serves as the starting point
(RIAHI, 2017). We can work with you to ensure that our projects succeed where others might not come
through stakeholder analysis (Yawson & Greiman, 2018). In this report, we will identify all the
stakeholders for developing the gym in the sports village and analyze each of the stakeholders
thoroughly. This report has a complete stakeholders analysis for the sports village gym refurbishment.

Importance of stakeholder analysis

A very outstanding technique for creating high-caliber work is stakeholder analysis. Knowing the
different project stakeholders and how much they could affect the project is useful as it helps to
breakdown the task as per the different stakeholders involved. Stakeholder analysis identifies and
removes several barriers to comprehension of the project's progress. It also lowers barriers to the public
dissemination of successful efforts by learning about project supporters, opponents, and their relative
significance to the project (Agwu, 2019). The benefits of studying stakeholders in project management
and project planning include the following:

 Creating a project schedule: Understanding the stakeholders' points of view makes it easier
to identify risks, needs, and requirements for schedule management.
 Gaining more benefits: Where required, managing gym expenses will be easier by
understanding the project's stakeholders.
 Building trust: Sports Village will be able to identify and understand who needs to be
contacted to decide the various project development components with the help of a
beneficial stakeholder analysis.
 Maintain a competitive edge: Stakeholders' attitudes substantially impact project success
and its related repercussions. We could also land new positions by anticipating stakeholder
expectations and delivering results (Berényi, 2017).

Identifying relevant stakeholders

The stakeholders for the Sports Village gym refurbishment are as follows:

 Student-athletes
 Trainers
 Principals/Superintendents
 Teacher
 Parents
 School Board
 Community
 Governing Associations
 Gym equipment supplier
 Maintenance team

Stakeholder’s analysis
The first part of stakeholder analysis is to analyze the type of stakeholders. There are two types of
stakeholders they are:

Internal stakeholders

External stakeholders (Reqtest, 2019)

Internal stakeholders:

They are the individuals that are employed by a company or initiative. The parties involved are:

 Students and athletes

 Trainers
 Principal
 Teachers
 Gym equipment supplier
 Maintenance team

Secondary stakeholders

They are the people or organizations that are not involved in a business or project but can have
an impact on or be influenced by it. As follows:

 Parents
 School boards
 Community
 Governing bodies

We'll conduct many tests to get more information about the stakeholders' behaviors and
characteristics when we've successfully identified them. The complete stakeholders have been
performed with analyzing the essential factors such as the commitment of the stakeholders
towards the project, how the stakeholders will influence the project, their behaviors and also
their importance for the project. The complete analysis has been shown below (Dwivedi Rajeev,

Challenges/ suggestions
The researcher must be aware of the study's limits, just like any other research. In an interview study,
it's critical to recognize my contribution to the research process. I cannot avoid influencing or being
impacted by the data collected. Throughout collecting and analyzing the data, I must be conscious of
doing this and account for it (Bell, 2010). To engage in the research process as an interviewer, I must be
aware of the threat I pose to the validity of the data and consider that threat throughout the data
collection and presentation processes. This study was additionally subject to extra constraints because
of the nature of fieldwork. Recruitment of participants may take a lot of work. One of the difficulties this
research encountered was the project's construction timeline (Deane et al., 2019). The problem I faced
most while analyzing the stakeholders are lack of communication with the stakeholders. To properly
examine the stakeholders we needed proper communication with the stakeholders. Some of the
stakeholders were very open minded to share their thoughts and behaviors towards the project but
some of them were very arrogant. The data collection was also a difficult process since we have limited
resources and limited time.

Solutions

Our project team should set up a workshop and create a defined workshop process that describes the
objective, desired outcomes, and the importance of the work being done before performing a
stakeholder analysis. Workshops can benefit from using the "POWER" start method (Purpose,
Outcomes, What's in it for them, Engagement, Responsibilities). When dealing with difficult
stakeholders, think about altering our usual approach. We can win their trust by bringing up a shared
interest, highlighting the significance of the project, or providing examples of previous efforts that
succeeded (Francisco de Oliveira & Rabechini Jr, 2019). Better communications help us to analyze the
stakeholders properly and then we can understand the proper intentions of the stakeholders (Ihlen,
2013).

Based on these findings, future research may examine the decision-making stakeholders' perspectives
and determine whether specific organizational or individual characteristics increase the likelihood that a
stakeholder engagement approach will be adopted. To have a proper relation with the stakeholders for
the project to complete smoothly, we have to apply following things:

 We have to properly communicate and share our goals, vision and scope of the project with the
stakeholders.
 We have to gain trust of the stakeholders from the start of the project by communicating
frequently and holding meetings regularly to ensure project progression.
 For those stakeholders who are not willing to change we have to directly meet them and
communicate them to find the middle ground.

Conclusion
In summary, the goal of this study was to better understand stakeholder management from the
perspective of the project manager for the gym remodeling. The results showed that athletic directors
included stakeholders in the choice-making procedure to win their trust by being open and truthful
about the decisions made in the athletic department. A mixed-methods approach was used to
accomplish this. After conducting a thorough stakeholder analysis, we identified the stakeholders
involved in the renovation of the sports village gym and learned more about their motivations,
behaviors, and priorities. Finally we have the report of complete analysis of the stakeholders for the
sports village gym refurbishment in which I was appointed as the project manager of the project.
