ABSTRACT

The swallow's nest business had recently got attention from various parties. Since the government announced
that Indonesia had a worth-hundred-trillion-rupiah treasure to help increasing foreign exchange, the business
emerged to be indefensible and it was supported well by the government. And this swallow's nest business
came with good properties to be applied as basic composition for food and cosmetics dealing with skin
health. The swallow's nest business had enormous growth potential in the future since the demand for this
product continued to increase; furthermore, Indonesia is the largest swallow's nest producing area in the
world. Based on the reasons, the author explored an opportunity regarding this business. In this study, the
author strived to examine how big the opportunity was for NS BIRDNEST to start. And this study applied a
descriptive method with data collection through interviews with several sources and literature studies to
adjust the facts in the field with the concept of management. In addition, business planning in this paper
applied SWOT analysis, Timmons model, and Porter's five force model as a feasibility study. The business
position according to the results of EFAS and IFAS was in quadrant I which showed an aggressive strategy.
The results of the study based on the Timmons model feasibility study showed that the NS BIRDNEST
Business had high potential for market differentiation, finance, competitive advantage, management team
and strategic variables. Thus, the author concluded that the NS BIRDNEST business was feasible and
promising.

I. INTRODUCTION
The swallow's nest business is a business that is rarely known by the public, due to the lack of knowledge about
swallow birds. This swallow usually lives in certain areas such as coastal areas and rural areas which are still
beautiful in nature. This business is categorized as processing swallow nests into semi-finished products and has
good prospects in the future. Usually, this swallow's nest is used as food or drink that contains high health value
and can be used as a basic ingredient for cosmetics for beauty. Indonesia is the largest producer of Swallow's
Nest in the world. One of them is in West Java, including in Cianjur Regency and its surroundings. This area is a
potential area for producing swallow nests with the support of weather and climate that makes the swallow bird
population continue to increase, and there are even dozens of swallow bird houses that have been built.

We can see that the conditions of temperature and humidity in the West Java area are in accordance with the
living criteria of swallow habitat. Namely, the swallow really likes environmental conditions with a temperature
of around 26C -29C. Furthermore, regarding humidity, good humidity to support the growth of swallow houses is
80% -90% (Budiman; 2002)

The West Java region is an important part of producing swallow's nest in supporting national scale production
producers. Based on data obtained from the West Java Provincial Needs Service (2018), it can be seen that the
production of swallow's nest is quite a lot overall in the West Java area, which is 3,561.08 Kg. From these data, it
shows that the largest area of production for swallow's nest is in Bogor Regency with a total production of 1,898
kg and the second largest production producer is located in the Garut regency as much as 941.75 kg.

Based on data from the Center for Data Statistics and Information (2019) the number of exports of Indonesia's
swallow's nest continues to increase every year and based on the main destination country, the largest export is
still to Vietnam with total exports of 806.1 tons or the equivalent of USD 25,986 in 2018. Then, in the second
position, namely the export destination to Hong Kong with total exports reaching 290.4 tons or the equivalent of
USD 88,048.2 in the same year, but actually the main export destination country for swallow's nest is export to
China at a very high price if compared to other countries. Unfortunately, the Chinese government applies fairly
strict requirements to be able to sell swallow bird nests to their country. This is what makes bird's nest
entrepreneurs experiencing difficulties, such as in 2018 which was only able to export 69.6 tons or the equivalent
of USD 139,821.4.The Ministry of Agriculture is targeting an increase in swallow's nest exports by 30 percent by
2020 to 1,466 tons, and increasing to 2,200 tons in 2022 ”(Ma'rif; 2019). Based on the opportunity, the swallow's
nest business is still large, where there is still a potential difference in the export quota that cannot be fulfilled,
namely around 1,071.7 tons or the equivalent of IDR 4,247 trillion. Seeing from the data, the swallow's nest
business has great potential for the future and can help develop the national economy. There are several
characteristics that an entrepreneur must have, one of which is that he must be able to seize the business
opportunities that are around him. This can be used as a basis for opening a new business or also for developing
an existing business into a larger business.

In sector competition, the swallow's nest business can be said to be very strict and must comply with complex
regulatory rules between countries. And to open this business requires a large amount of fund. But this is not an
obstacle for people who already know the swallow's nest business because it has the potential for very lucrative
profits.

II. LITERATURE STUDY


Management
According to Afandi (2018: 1), management is working with people to achieve organizational goals by executing
planning, organizing, staffing, directing and leadership (leading), and monitoring ( controling). Management is a
typical process, which consists of planning, organizing, moving, and controlling actions that are carried out to
determine and achieve predetermined goals through the use of human resources and other resources.

Entrepreneurship
Kasmir (2018: 21) argued that entrepreneurship is the ability to create business activities. The ability to create
requires continuous creativity and innovation to find something different from what has been there before. An
entrepreneur must have creative and innovative abilities in finding and creating various ideas.

According to Suryana in Entrepreneurship: Tips and Processes for Success (2013), entrepreneurship is a process
of applying creativity and innovation to solve and seek opportunities from problems faced by everyonein
everyday life.

Business Plan
Fahmi (2014) stated that a business plan is a framework that explains every part of the business that will be
carried out from the beginning to the end. As well as by including various events that must be anticipated if there
are things that are not desirable to happen. So that a business plan is made with reference to conditions that are
considered realistic or feasible to implement.

Strategic Planning
Strategic planning or strategic business proposal is an orderly and pragmatic approach taken by a company in
making current decisions for future performance (Hamali; 2016,18). Strategic Planning is a process of self-
assessment, goal setting, strategy development and porter supervision (in Rahmat; 2014).

Marketing Planning
The strategy known in marketing management is the marketing mix, which is a collection of marketing tools
(product, price, place, promotion) used by companies to achieve their marketing objectives in the target market
(Kotler; 2014: 48)

According to Spiro et al (dalan solihin; 2015:175) the marketing concept is a philosophy which states that
"achieving organizational goals is based on the firm's ability to satisfy those needs and wants better than the
competition does"

Operation Planning
According to Rangkuti (2015) "Operation Management is one of the functional management activities.
Operational management activities are always related to the process of transforming all resource inputs in an
integrated manner so as to produce added value in the form of outputs in the form of products and services.
Activities through the transformation process are carried out effectively and efficiently, and are measured based
on specific criteria. The result is the performance of the product or service as well as the technological process
and in accordance with the market objectives to be achieved. "

Human Resource Planning


According to Kasmir (2016), human resource planning is the activity of planning the number of workers needed
in accordance with the position analysis that has been made.

Human resource planning is a forecast of labor demand, competence, which is required from the workforce, as
well as an estimate of the supply of workers with certain qualifications available in the labor market. (Solihin;
2015: 191)

Financial Planning
To determine whether an investment is feasible and economically profitable, four are used, namely the payback
period, the net present value, the internal rate of return, and the probability index. (Suryana; 2017: 160). Criteria
for measuring an investment, namely:

Payback Period

The payback period is very important in calculating the payback period. The sooner the payback period, the
better the business. The payback period is the period required to recoup investment expenses.

Net Present Value (NPV)

It should be noted that the value of money as an economic benefit from the business that is expected to be
received in the future is not the same as the value of money received now because of the interest rate and the
amount of costs that are analyzed over time.

Internal Rate of Return (IRR)

The internal rate of return (IRR) is the interest rate (IR) which makes the net present value (NPV) zero, also
known as the profitability index (PI).

SWOT Analysis
SWOT analysis according to Rangkuti (in Hamali; 2016: 107) is the identification of various factors
systematically to formulate a company strategy. This analysis is based on the relationship between various
internal factors and external factors in an organization.

SWOT analysis basically makes use of all the data and information in a quantitative model for strategy
formulation. The model used in. The SWOT analysis is as follows: (K. Kaniawati: 2016). IFAS-EFAS (Strategic
Internal-External Factor Analysis Summary Strategic Factor Analysis Summary), Space Matrix, and SWOT
Matrix.

The initial step of a SWOT analysis is to identify and write down the SWOT factors. Then, to determine the right
strategy for the company, it can be done by analyzing external strategic factors and analyzing internal strategic
factors.

Based on the calculations in the EFAS and IFAS tables, the scores for each of the Strengths, Weaknesses,
Oppotunities, and Threats factors can be obtained. The score scores of these factors can be input to the SWOT
Analysis Diagram to determine the most appropriate strategy for the organization.

Matriks Tows
The TOWS matrix analysis is an advanced tool used to develop four strategic options, namely the SO (Strengths-
Opportunities) strategy, the WO (Weaknesses-Opportunities) strategy, the ST (Strengths-Threats) strategy, and
the WT (Weaknesses-Threats) strategy. TOWS metrics are used to bring together internal and external key
factors to create a strategy in a company. There are eight steps in compiling the TOWS matrix, namely (David;
2012: 330)

1. Write down the internal strengths of the company;


2. Write down internal company weaknesses;
3. Write external company opportunities;
4. Write external threats to the company;
5. Matching internal forces with external opportunities and recording the resultant SO strategy in the right
cells;
6. Matching internal weaknesses with external opportunities and recording the resultant WO strategy in the
right cells;
7. Matching internal forces with external threats and recording the resultant ST strategy in the right cells;
8. Matching internal weaknesses with external threats and recording the resultant WT strategy in the right
cells

Risk Management
Risk management is a series of methodologies and procedures used to identify, measure, monitor and control
risks arising from all business activities, including credit risk, market risk, operational risk, and other risks in an

effort to maximize company value. In short language, risk management is said to be "being smart about taking
chances". (Rustam; 2017: 12)

Inovation
Innovation is DOING Entrepreneurship, which is not just creating a mindset of a theoretical mindset from the
spirit of entrepreneurship, but it has gone far into implementation based on entrepreneurial principles. (Nasution,
2018: 6)

Freeman (in Sukmadi; 2016: 30) argued that innovation is an effort by companies through the use of technology
and information to develop, produce and market new products or services for the industry. In other words,
innovation is the modification or discovery of ideas for continuous improvement and development to meet
customer needs.

Timmons Model Business Feasibility Study


In screening business opportunities, Timmons (2011) used several criteria that need to be considered, there are:
industry and market, economy, harvest issues, profit issues, management team, fatal disability issues, personal
criteria, and strategic differences. These criteria are still being described in more detail and made to cover various
aspects that need to be considered in business.

The QuickScreen method assesses several main criteria as previously described, namely: market and margin,
competitive advantages and value creation and realization issues. These criteria are described in more detail in
the form of a table that has a high and low potential column for each description. With the QuickScreen method,
it is hoped that one idea/opportunity will be screened quickly, so that several ideas/opportunities can be filtered
and which one is the best.

Research Method
This research used descriptive research. Where this descriptive method is used to test more deeply about the
theories or concepts that are used as a reference for making business planning. According to Sugiyono (2013: 53)
and Haryadi (2018: 76) are as follows: "Descriptive research is research conducted to determine the value of the
independent variable, either one or more (independent) variables without making comparisons or connecting
other variables". The analysis unit leads to the overall level of data collected during the data analysis stage
(Sekaran; 2016: 32-33). In preparing a business plan, the unit of analysis used consists of two levels, there are:

Individual
The individual analysis unit in preparing a business plan is analyzed to determine the public's interest in the
product to be marketed.

Industry
The industry analysis unit in compiling a business plan is analyzed to determine the state of the business
environment, markets, suppliers and distributors that have a relevant influence on business planning.

The study was conducted by means of cross-sectional studies, which is a study conducted in which data is
collected almost once, in a daily, weekly or monthly period to answer research questions (now; 2016: 34).

This study also used a SWOT analysis to be able to identify strengths, weaknesses, opportunities, and threats.
That way the company can find out the right strategy to use. The methods used in the SWOT analysis are as
follows, IFAS-EFAS (Strategic Internal-External Factor Analysis Summary Strategic Factor Analysis Summary),
Space Matrix, and SWOT Matrix.

III. RESULT AND DISCUSSION


Busines Profile
NS BIRDNEST is a swallow nest processing business originating from Cianjur district. The background of
establishing this business is that the author comes from a family of entrepreneurs, more precisely parents as
swallow farmers or can be called swallow cultivators. Parents only sell swallow bird nests in dirty or raw
material, that's where the author sees the potential why the bird's nest is not sold in a clean state so that it can be
directly exported and has a higher selling price.

Vision
To become a leading swallow's nest exporter company.

Mission
Introducing Indonesia's natural resources to foreign countries, especially swallow's nest products.

Produce quality swallow nest products.

Always create profit for the company.

Based on the calculation of the table above, the results showed a total score of S = 2.40; total score W = 1.50;
total score O = 2.20; and the total score T = 1.50. Based on these calculations, it is known that the total value of
the strength factor (S) is higher than the total value of the Weaknesses factor (W) with a difference in value (+)
of 0.90. While the total value of the Opportunities (O) factor is higher than the total value of the Threats factor
(T) with a difference in value (+) of 0.70. From the identification results, it can be seen the strategic position of
the swallow's nest business (NS BIRSNEST) by using the SWOT Analysis Diagram as follows:

Based on the picture above, it showed that NS Birdnest's business position was in quadrant I. This was a good
condition for business growth, so the right strategy was implemented, namely supporting aggressive growth
policies.

Marketing Planning
The marketing strategy plan that will be carried out for this NS BIRDNEST product is the marketing mix,
namely by collaborating on four important elements in marketing, namely, product, price, place and promotion.

P1 (Product)
The products offered by NS BIRDNEST are swallow's nest products that are clean and ready to be exported. The
market share of swallow's nest products is China, Hong Kong, Singapore, Taiwan, and a small part to European
countries such as France and the United States of America.. Swallow's nests that we sell have several different
types such as types of Bowls, Corners, Fractures, Legs, and Terian, and many others.

P2 (Price)
The price of the swallow's nest that NS BIRDNEST offers varies greatly, starting from the price of the swallow's
nest type of yenping (crushed) Rp. 5,000,000, - / kg up to Rp. 19,000,000,-/kg and there are still a few more
prices according to the type of swallow's nest.

P3(Place)
NS BIRDNEST currently has a production site located on Pagelaran street which can accommodate as many as
50 employees, and in the future NS BIRDNEST has plans to add more places which aim to increase the amount
of production.

P4 (Promotion)
NS BIRDNEST plans to coordinate with the Ministry of Trade and the Ministry of Agriculture regarding the
processes of any requirements to be able to enter the swallow's nest export market to various countries with
China as the main target. After the requirements are fulfilled, in the future the Ministry of Trade will help
promote NS BIRDNEST's swallow nest products to swallow's nest importing companies, one of which will send

an email containing introducing the NS BIRDNEST company and would like to invite cooperation in selling
swallow's nest through the submitted contract statement.

Operation Planning
There are several main activities in NS BIRDNEST's operational activities, there are production activities,
purchasing activities of dirty swallow nest materials and sales activities, while other activities such as marketing,
research and development, as well as recording and bookkeeping are the pillars that support the main activities.

The production process is divided into several stages, the first begins with the selection of new materials, the
provision of raw materials to employees, the hair removal process, cleaning sorting, drying, printing processes,
and finally the quality control process.

NS BIRDNEST's capital requirement is IDR 343,000,000, which is divided into three categories, namely
equipment and equipment costs of IDR 16,000,000, initial working capital costs of IDR 27,000,000, and raw
material costs (30kg swallow's nest) of IDR 300,000,000

Based on the table above, it can be seen that the investment made to run the NS BIRDNEST business is a
profitable investment.

Risk Management
During the operational process, there are risks that can arise and result in additional expenses. These risks can
arise in various aspects including in marketing aspects, operational aspects, human resources aspects, and
financial aspects. Risks can cause a reduction in the company's profitability, therefore risk management is needed
to minimize the occurrence of these risks.

Inovation
Innovation has an important role in the success of a business. The important innovation made by NS BIRDNEST
focuses on the quality of the nests that are produced as well as producing less shrinkage during the washing
process to increase the profit earned by the company.

Business Feasibility Analysis (Timmons Model)


The results of the analysis of market variables on the Timmons criteria showed that NS BIRDNEST has high
potential on the criteria of market, consumer, and product age.

Based on the financial variables on the Timmons criteria, the results of the business feasibility analysis of NS
BIRDNEST were considered to have high potential. During the current 6-month business, NS BIRDNEST was
able to achieve positive cash flow. In the IRR criteria, the need for capital expenditures, profit after tax showed
high potential, while in the ROI criteria, capital requirements, gross profit showed low potential.

The results of the analysis based on the competitive advantage variable on the Timmons Model criteria showed
that the NS BIRDNEST business has high potential in the criteria of fixed and variable costs, control of costs,
prices and distribution..

Based on the management team variable on the criteria, the Timmons NS BIRDNEST has a high potential for the
entrepreneurial team criteria. Then, on the criteria of experience and integrity, NS BIRDNEST has low potential.

The analysis results on the strategic differentiation variable also showed that NS BIRDNEST has high potential
on the distribution channel criteria, and low potential on the timing criteria.

IV. CONCLUSION
Based on the business plan above, NS BIRDNEST is a swallow nest processing business that is ready for
consumption and targets market share to exporters and exports directly to countries consuming swallow's nest.
Then, the promotion is carried out by sending emails one by one to the importing company and through an
international B2B market place such as alibaba.com with market prices offered by competitors of between Rp.
5,000,000, - to Rp. 25,000,000, - / per kilogram with different types of swallow nests.

NS BIRDNEST's business plan has met the eligibility criteria based on the Timmons Model and has high
potential so it is feasible to run. Assessment of the results of the feasibility test of the Timmons NS BIRDNEST
criteria based on variables including, market variables on market criteria, consumers and product age, all of
which showed high potential. Furthermore, the financial variables on the criteria for the time to achieve cash
flow, IRR, capital expenditure expenses, profit after tax, all showed high potential and in the criteria of capital
requirements, ROI, gross profit shows low potential. Variable competitive advantage on the criteria of fixed costs
and variable costs, control over costs, prices and distribution showed high potential. Management team variables
in the entrepreneurial team criteria showed high potential, while the criteria for experience and integrity showed
low potential. Lastly, the strategic differentiation variable on the timing criteria showed low potential and the
distribution channel criteria showed high potential.
