Question: Suppose you are a top/middle level manager. You have a major problem
in your organization(can select from a decision making assignment) that can effect
in market share of your company. Write how can you solve the problem. Plan for
addressing the problem.

Answer:
There are several problems that we face on our organization which have already
been discussed in previous assignments. In this assignment I am basically focusing
on High employee turnover which is a major problem of my factory.
As a top/middle level manger I would use following efforts to solve the problem.

Planning
Prior to any planning we need to set goal.

Goal: To decrease the employee turnover ratio and retain the employees.

We will have basically two types of plan 1)Strategic plan 2)Operational plan

Strategic plan
In this strategic plan all the organization will get involved. For the strategic plan
we need to carry different types of analysis.

a) PEST Analysis

It includes the following

1) Political Analysis

The high employee turnover ratio may have been caused due to the organizational
policies regarding the benefits of the employee. The enforcement of the labour law
may also affect the employee retention and turnover.

2) Economic Analysis

We need to analyse the economic factor for employee turnover. Financial


satisfaction pays a crucial role in employee retention.

3) Social Analysis

Different social factors such as career growth, safety of the employee,cultural


barriers needs to be addressed .
4) Technical Analysis

In this technical analysis we need to analyse different technological factors such as


technological awareness, Automation, Technological incentives, Increase training
programmes.

b) Organisational Analysis (Internal Analysis)

Organisational analysis needs to be done to know and sort out the problems within
the organization.

It needs to be carried out in following ways.

• Interview the employees and learn about the employee turnover causes
• Hear what are the critical problems that needs to be addressed.
• Analyse the organogram of the organization and find out the root cause.
• Reform the management.

Solution from the internal analysis

• Increase the payrolls and benefits to the staff.


• Decrease the workload on the staff.
• Provide incentives to motivate highly performing staff.
• Train on a regular basis.
• Improve HR department and address problems of the employees.

c) SWOT Analysis

Strength:

✓ Good work environment


✓ Equality on treating the employees/ No biasness
✓ Good professionalism
Weakness:

✓ Inadequate training schedules


✓ Lack of proper supervision
✓ No sufficient capital
✓ Lack of skilled manpower

Opportunities:

✓ Possibility of hiring new competent employees


✓ Growth opportunities

Threats:

✓ Threat of new entrants


✓ Remaining employee may also leave

OPERATIONAL PLAN

We need to make operational plan specifying the details about how to achieve the
goal we have set . For this we are making a Monthly Gantt chart and we are also
using Management by objective (MBO).

b) Management by Objective (MBO)

Management by objectives (MBO) is a strategic management model that aims to


improve the performance of an organization by clearly defining objectives that are
agreed to by both management and employees. According to the theory, having a
say in goal setting and action plans encourages participation and commitment
among employees, as well as aligning objectives across the organization.

In MBO short term objevtives are set

Objective: To increase employee retention

All the problems connected with employee turnover will be addressed and a
systematic plan for retention of employee will be put forward where employee will
be evaluated on a regular basis and motivated constantly.

CONCLUSION:

Hence, using the above mentioned planning tools the problem of high employee
turnover will be sorted out.
