QUESTION 4

1) Threat of New Entrants

Digital marketing agencies are companies that specialize in online marketing, which are
specialize in helping clients reach their business goals through search engine optimization and
marketing, social media marketing, web design, and so on. However, the barriers to entry are
low, as all you need to do is register a limited liability company, print out business cards, and
finally set up a WordPress website, which is the embryonic form of such a digital marketing
agency was formed. It is also because of its low entry cost that digital marketing agencies and
digital marketing-related business units have been able to expand rapidly. Such as Primal, Shock
Media Studio, iMarketing and WIN IT.

Nevertheless, one of the biggest barriers to entering digital marketing is account control and
executive relationships. Large incumbent agencies already have many relationships and internal
referrals, but due to their high-cost structure in terms of billing rates, medium-sized enterprises
are likely to abandon large agencies for new entrants due to insufficient capital and a lack of
substantial customer relationships. It can be seen that the competition threat of new entrants in
the high-end market is small, but the competition threat in the middle market is relatively large.

Therefore, in order to reduce the threat of new entrants, WIN IT, the virtual company mentioned
in the article, can not only provide qualitative services for customers, but also provide special
preferential service combinations to attract more customers and increase the company's market
popularity. For example, (Payne, 2022)WIN IT implements a tiered solution for customers,
which means that at least two other tiered offers can be created, including more services at a
more competitive price. Before encouraging existing customers to try tiered offers, it can also

6
offer customers a two-week free trial period. For digital marketing agencies Primal and Shock
Media Studio and iMarketing, they can reduce the threat posed by competitors by resorting to
temporary measures such as predatory pricing (Indeed Career Guide, 2021). This means that
companies need to price their services below their actual profits, and then restore prices to
normal when competitors are driven out. Although this measure will cause the company to lose
part of its profits, it also has a high probability to exclude future new entrants, so as to gain more
profits in the future.

2) Bargaining Power of Buyers and Suppliers

Bargaining power of buyers refers to the customer's ability to exert pressure on digital agents to
provide better service or lower prices. COVID-19 has intensified competition in the industry. As
a result, buyers are pouring more and more money into digital marketing, leading to greater
scrutiny of budgets. This phenomenon has prompted clients to adopt tougher negotiation
strategies with digital marketers. Furthermore, a customer's bargaining power is affected by the
ratio of digital marketers to buyers. With the increase in the number of small digital marketing
agencies, customers have more choices, so the bargaining power of the buyer increases.

To reduce the bargaining power of buyers, WIN IT, as a start-up company, can personalize its
own customer experience (MaRS Startup Toolkit, 2022). This means that customer interaction
with service can be personalized. If customers become more personalized in their use of the
company's products, the harder it will be for them to switch to different options offered by the
company's competitors. For example, WIN IT can tailor a solution to a customer's requirements,
and it also can create service suggestions through free online consultation and big data. This not
only makes customers more aware of the company's services, but also improves their overall
shopping experience. For Primal, Shock Media Studio and iMarketing, they can reduce the
bargaining power of customers through pricing strategy and service differentiation. Such as, they
can lower the price of their service or offer free service upgrades.

3) Bargaining Power of Suppliers

7
Bargaining power of suppliers refers to the supplier's ability to exert pressure on companies in
the industry through increased material costs, high switching costs, and excessive reliability to
specific suppliers or distribution channels. However, digital marketing is an industry that relies
heavily on labor, and its main suppliers are employees. COVID-19 has caused many companies
to fail under pressure, which has exacerbated social and family pressures. It can be seen that the
bargaining power of suppliers decreases.

4) Threat of Substitutes Products

A substitute is a product purchased by a customer from outside the industry that can replace an
existing service requirement (The Strategic CFO™, 2013). The competitive structure of an
industry is threatened when more attractive or lower-cost products emerge from outside the
industry. The emergence of marketing software could be seen as an alternative threat to digital
marketing agencies. But as digital channels proliferate, clients need to consult marketing
agencies for professional assistance. Hence, inbound marketing software is ultimately a
complementary product. Whereas, it can expand the digital marketing market by providing a
training platform for new hires with less experience, and by providing consistent reporting
metrics to clients.

5) Rivalry among existing Competitors

Competitive rivalry is a measure of the degree of competition between existing companies. For
most industries, the intensity of competition is the biggest factor to determine the
competitiveness of the industry. In the case of Shock Media Studio mentioned here, its biggest
competitor is the Inovies (zoominfo, 2022). Inovies is a web design, development and modern
marketing services company. Unlike Shock Media Studio, it has a service called Growth
Hacking, which allows startups to grow quickly. Moreover, growth hacking are the best option
for businesses that want to grow quickly, gain a steady audience and substantial revenue. But for
this article, the new WIN IT, its competitors are Primal and iMarketing. Because Primal and
iMarketing have relatively sound business processes and structures. Thus, WIN IT can make
market positioning and adjustment by referring to them to better adapt to the development of the
industry. Furthermore, WIN IT have to improve its competitiveness if it wants to gain a foothold
in the digital marketing market.

QUESTION 5

(NEED REFERENCE LIST & IN TEXT CITATION)

"Super competition" is a fast and dynamic competition characterized by unsustainable

advantages (D'Aveni, Dagnino & Smith 2010). The hypercompetitive framework shows that in a
highly competitive and volatile market, the speed and aggression of movement and counterattack
creates an environment in which advantages are rapidly created and eroded. Under the influence
of today's globalization progress, the market is no longer limited and geographically centered
means that the scope of competition intensity is all under the globalization model. The Porter
model that was originally applicable was developed in a period when the competitive advantage
was sustainable. The pace of change in any given industry is relatively slow and manageable, but
today's environmental influences traditional strategic thinking will only make businesses weaker,
so in this competitive environment, companies must strive to disrupt own strengths and own
strengths competitors. For this reason, in order to deal with the super competition, our company
builds a competitive advantage based on D Aveni's super competition and the new 7S frame
model.

1. Superior stakeholder satisfaction

Learn how to maximize customer satisfaction by adding value strategically, in a nutshell,

empowering products with new features, and thinking about how to upgrade the user experience
from the customer's perspective. For example, WIN IT is a multi-dimensional digital marketing
company operated by IT professional. It mainly provides business including SEO, social media
marketing, e-commerce marketing and one-stop marketing solutions. It can also be developed for
high-quality users to give priority to accepting business rights, with e-commerce marketing plus
storefront UI design. Primal provides digital solutions such as e-commerce marketing, lead
generation, search engine optimization and social media content creation, which can further
increase website traffic and advertising services for online business owners. The nature of shock
media is also information technology, as they primarily provide e-commerce owners and drop
shipping business owners with covert conversion channels and lead generation strategies. Can
add to globalization not just Google, facebook. Mainly focus on Google SEO (Search Engine

9
Optimization), Google Ads and Google Display Network iMarketing can also promote their
business scope to Yahoo, Baidu.

2. Strategic soothsaying

Look for new knowledge that can predict or create new windows of opportunity, like Primal is a
Malaysian digital marketing agency originally created data-driven digital strategies that cut
through online noise and deliver business results and ROI. Provide website traffic for online
business owners. Their business is also completely dependent on information technology. They
can invest in web 3.0 to enrich themselves through metaverse scenarios. Shock media is a digital
marketing agency that provides SEM, SEO, FACEBOOK MARKETING, website design related
services in Malaysia and can improve itself through web3.0.

3. Positioning for speed

The original definition allows the organization to respond as quickly as possible. In simple terms,
speed is critical. Whether it is in responding to counterattacks or exploiting opportunities, we
need to build a good IS system. IS is critical to achieve the speed required for action and
counterattack. IS is in a state of constant change or development.

4.Positioning for surprise

Prepare your organization to respond to the market in a way that your competitors don't expect.
For example, there are major technological advancements in areas that the company did not have
before, or they start to expand their business scope to achieve cornering overtaking. Surprise a
competitor. When applying a blue ocean strategy, the goal is not to beat the competition, but to
make the competition irrelevant. When IBM tried to dominate the PC market with a strong brand
and sales force, it was swept away by Dell and its very successful competitors. Blinded by direct
mail and telemarketing networks.

5. Shifting the rules of competition

The simple definition is finding new ways to serve customers that will change the industry. For
better or worse, Gillette changed the rules of the shaving market when it introduced disposable
razors. This shifts the focus of the market from quality and price to convenience. Here, various

10
aspects of game theory can be used to guide strategic choices, as well as Tesla's launch of the
model series of new energy vehicles and changes in the traditional auto industry, and even a
certain Tesla model is the current acceleration of all mankind from 0 to 100 kilometers. fastest
car. The four companies are not only digital marketing companies but also Metaverse companies
to start companies in Augmented Reality (AR) data collection.

6. Signaling strategic intent

Communicating a company's expected actions to delay a competitor's response When effective,

signals can be used to manipulate a competitor's future actions. For example, four companies can
set off smoke bombs in the process of conducting business.

7. A classic example of Simultaneous and sequential thrusts is launching a series of products in

different geographic markets to mislead or confuse competitors. Take a series of steps designed
to stun and confuse competitors in order to undermine or hinder their efforts.

QUESTION 6

(NEED IN-TEXT CITATION)

Figure 2. Organizational Structure

Our business has a hierarchical organizational structure. The CEO and director are at the highest
positions in the company, followed by the heads of the six departments. We have decided to use a
hierarchical organizational structure, as the structure groups employees according to their
specialization, skills, or related roles. Under the direction of the company's founders, it is based on
hierarchical levels comprising various departments. This is due to the fact that it groups people with
similar knowledge and, when used in a team setting, helps us achieve our goals. We believe that people
in an environment with a hierarchical structure have specialized skills that allow them to work more
quickly and efficiently than those who may be unfamiliar with specific subjects, resulting in greater
productivity. In addition, their self-assurance allows them to complete tasks with minimal supervision.

In numerous ways, hierarchical organizational structures help our company save money. By organizing
employees according to business functions, departments can reduce the likelihood of duplication of
effort. In addition to saving money, delegating tasks to individuals with the appropriate skills improves
the efficiency of work.

Maximize SEO of business organizations

We boost customer value not just by delivering a high-quality service or product at a reasonable price,
but also by giving superior customer service, informative newsletters and materials, and discounts on
new products. We monitor customer behavior and data, such as purchase frequency and word-of-mouth
recommendations, in order to quantify increases in customer value. Determine which content or
promotions our customers value most by identifying those that generate the greatest sales.

Grow social media presence

Social media is an essential medium for interacting with prospective and present consumers, educating
others about our company, and generating leads. To measure the growth of social media, our company

13
monitors the number of followers and interaction rates on each site. Determine which types of postings
and marketing techniques on specific platforms result in the greatest number of new followers.

Generate leads

High-quality leads are those who have the potential to become new customers. First, we determine the
sort of consumer that is most likely to become a client, because we want to acquire their contact
information so that the marketing or sales department may send them information and promotions
about our company's products or services. We measure lead generation by evaluating the outcomes of
our marketing team's efforts to discover which leads convert into customers. Additionally, we employ
revenue attribution to track and link marketing campaigns to sales.

QUESTION 8

(NEED REFERENCE LIST & IN TEXT CITATION)

Strategic Goals of WIN IT

Strategic goals are defined as the objectives that a company/enterprise/organization hopes to

achieve over the course of a strategic plan (yearly, biyearly plan etc.). It is based on the
company's mission and vision, and it outlines the steps necessary to achieve both in a planned
manner. A strategic goal is a long-term, as opposed to a short-term solution to a current problem
or challenge. WIN IT strategic goals are Customers must be satisfied, and the company must
make a profit, in order to be successful. Despite the fact that these goals appear simple, they must
be broken down into smaller, more comprehensible steps like lower costs by outsourcing
manufacturing, distribution.

Strategic Goals to Business Requirement

In the online digital marketing company WIN-IT, there are two main objectives: making
customers happy and making money. Despite the fact that these goals appear to be
straightforward, they must be broken down into smaller tasks. Incorporate these marketing
concepts into measurable goals. Digital marketing strategy won't work if the goals are non
measurable. You may not be satisfied with the outcome of a goal like "increasing profits." The
first goal is outsourcing racquet manufacturing, second sales to manufacturing partners, third is
from manufacturing partners to sales, fourth is manufacturing partners to accounting, and lastly
from accounting to manufacturing partners. Hudson, E. (2022, May 13). The Ultimate Guide to
Marketing Strategies & How to Improve Your Digital presence.

QUESTION 9

(NEED REFERENCE LIST & IN TEXT CITATION)

Architecture to Infrastructure

The activity known as "Infrastructure Architecture" is the one that is in charge of making sure
that the technological systems and the infrastructure are created to accommodate the needs of the
company. This may involve providing support for corporate strategy in the form of the capacity
to grow operations across a variety of geographies, providing support for a business push to
support mobile devices, and ensuring data security.

Having well-documented and linked infrastructure models that have the appropriate amount of
information and abstraction for various stakeholders is one of the most important results that may
emerge from taking a structured approach to the design of the infrastructure.

WIN-IT can be a popular digital marketing agency brand in Malaysia. The size and capabilities
of an IT manufacturer are crucial in determining whether or not to start a digital marketing
business. To get optimal results, it is recommended that a digital marketing production service
with the capacity to give be identified. For the business, the following machinery would be
recommended: A motor and associated components are required to operate more than one server
because commonly few servers are found in a business. Analytics tools are another set of useful
tools that can be used by digital marketers. These include everything from Google Analytics,
which is designed to track statistics for web traffic to a particular site, to social media analytics
tools like Facebook Insights and Twitter Analytics, which provide metrics related to engagement
and assist marketers in optimizing their campaigns. Google Analytics was designed to track
statistics for web traffic to a particular site. Email marketing tools make up the last group of our
digital marketing tools that a digital marketer has at their disposal. These allow businesses to
design email campaigns that enhance the information they already have and encourage
consumers to become more involved with their brand by doing extra actions such as registering
for events and purchasing items.

In addition, one of the primary goals of infrastructure design is to ensure that users have a solid
comprehension of the interconnection that exists between the business's technological

16
infrastructure and the rest of the company. Because of this, infrastructure architects are able to
gain a perspective of the influence that a change in business strategy will have on the needs for
the infrastructure, as well as the impact that any modifications to the infrastructure would have
on the company. The basic machinery requirements for digital marketing manufacture and well-
organized infrastructure are as follows: everything is built in a specific way, there are discrete
components for various activities. Assembly, G. (n.d.). General Assembly Malaysia. Digital

QUESTION 10

Sourcing Decision Cycle Framework

To begin with, there are two main sourcing decision for an organization to take and they are in-
sourcing and out-sourcing. In out-sourcing there are few more specified methods which either to
off shoring or in-shoring. For our enterprise we have decided to go abroad with “In-sourcing”.

The framework for the sourcing decision cycle starts with the choice to make or buy, then moves
on to the choice of outsourcing or insourcing. The choice of offshore versus nearshore operations
follows the decision to outsource. The choice to outsource is frequently attributed to lower
labour costs or easier access to the necessary skills. The next choice will be whether to travel to a
nearby country or a far-off country. In sourcing refers to choice of “make”, its an approach
where firm provide information system (IS) services or develop IS its in own premise or in-
house organization.(Aly, 2020)

The framework for the sourcing decision cycle that firms use to decide whether to outsource or
in-source is shown in Figure 1 below.

Figure 1

18
Since our firm WIN IT is a multinational digital marketing company run by some dedicated,
Energetic and dynamic young entrepreneurs with providing services by our specialized
employees, we believe in-sourcing will be the most suitable choice. There are few factors which
reasoned the choice of in-sourcing, first of all after reviewing the cost analysis of either to make
or buy, it has come into conclusion that making IS rather to buy. For our firm, In-sourcing is
recommended since the process and the operations will be completely integral parts of the
system and not be separated. Additionally, with in-sourcing we can make use of available
capacity to take care of fixed overhead. Also, as there are many competitors in market of digital
marketing advertising it is extremely important to have better quality and production control by
having the operation to be internal. Generally, we require a lot of different design for our
different clients and at the same time its necessary to maintain its design confidentiality, hence
we believe choose in-sourcing is a better alternative. It is very important for us to remain
competitive in highly substituted market so it is preferable to go in-house when we need to build
long-term Core Competencies.(Aly, 2020)

We believe that our firm has enough time capacity to finish software development projects and
on top of that as mentioned earlier that our marketing agency is a fully online based company
and our employees are also work from home so we can locate for talented staffs easily around
the world which ensure that our staffs have the necessary training, expertise, and skills to deliver
services or develop software. Hence, with all points above mentioned the in-sourcing option is
favoured.(Aly, 2020)

There are multiple benefits to our firm with in-sourcing and those are the high level of input
control that we have, the increased process visibility, and the economies of size and scope.
However, with many benefits we still could face issues that can arise due to the need for huge
quantities, costly investment and dedicated equipment with limited use.(Aly, 2020)

QUESTION12

(NEED IN-TEXT CITATION)

Issues that we might face when building this company:

1. Unrealistic expectations on IT performances:

When building a new company, usually we can get ahead of ourselves and starting to imagine
things that will be most likely very hard to happen. Of course, we have high ambitions but
keeping a realistic expectation when building a company is very important. But success does not
happen by itself. Expectations are raised by it. Most of the time, these expectations appear
practical, but they are only unrealistic in the true sense of the word. The same idea applies to us
when building this company with IT backgrounds.

The solution that we can take is we must have high but reasonable expectations in order to
survive in a cutthroat business environment, while also taking into account the resources at their
disposal, the potential for growth, and other market considerations. These points are crucial for
the growth of our company in the future to make sure that we are in control, and nothing can be
out of our hands when problems coming in. We have to know our limits as a new IT company
while we can share our expectations with others so we can be in the same page and keeping the
company under control. Last but not least, we must have a flexible mindset so that we are not
bound to be disappointed in case something goes wrong, and we can face those problems with no
regrets.

2. Focusing on time management when undergoing maintenance:

We will encounter more issues than they have the time or resources to address in a single day.
We could make an effort to address every issue that is presented to them. Although it seems
beneficial, we could overextend themselves and offer inadequate remedies. As a result, we are
wasting our time that could be used to concentrate on tasks that are more important.

22
Teams that is working in our company should be professionals at setting priorities. They should
concentrate on the tasks that will have the biggest impact initially rather than trying to do
everything. Additionally, being organized and focused can aid companies in time management.

Solutions that we could do so that we don’t get overwhelmed by all things that are happening:

a. Follow the schedule:

You must create simple schedules for your workdays so that you have enough time to complete
each project in the best way possible. List the things that need to be done, and then select when
to start them and how much time you will devote to them.

Create a to-do list for the next maintenance so that we can conduct a more productive
maintenance time and the customers won’t be waiting for a long time. Rank the items on the list
according to importance, and make sure to do them in that order. With this, we can have a clearer
schedule and we are making sure that we are not time wasting and keeping the company on track
like how it’s supposed to be.

b. Delegating tasks:

We have to know what our employee’s skill and strengths is, so that we can have a clear vision
of dividing the tasks that our company supposed to do when conducting a maintenance procedure
and everyone knows their job and what they have to handle. With this, we can solve the main
problem that is causing the maintenance and our company can be back very soon with all the
features that we have.

In conclusion, some of these problems might be a big problem for us, a new company but maybe
a little problem for a big company that have been operating for a long time. These additional
problems might not be the highlight of the company’s problem, but we have to make sure that we
can handle the little things to make our company move forward in the right direction.
