Case - The new market of Sustainable Aviation Fuel (SAF)
Introduction
What is SAF?
In the wake of intensifying global efforts to combat climate change, the aviation industry
finds itself under increasing scrutiny due to its colossal carbon footprint. In response,
Sustainable Aviation Fuel (SAF) emerges as a promising solution, offering a pathway towards
greener skies without compromising the efficiency or safety of air travel.
SAF represents a step forward in aviation fuel technology, derived from diverse feedstock
such as waste oils, agricultural residues, and algae. This versatility in feedstock sources not
only reduces reliance on finite fossil fuels but also fosters innovation in renewable energy
production.
Driven by regulatory pressure and a collective commitment to cut down on CO2 emissions,
airlines worldwide have steadily been obliged to integrate SAF into their fuel blends.
Consequently, governments and private entities alike are investing in the development of
infrastructure for SAF production, laying the foundation for a sustainable aviation future.
One of the key challenges in SAF production lies in ensuring compatibility with existing
aircraft and infrastructure. To this end, SAF must seamlessly blend with conventional Jet-A
fuel, allowing for a smooth transition towards widespread adoption without necessitating
costly modifications to aircraft or refueling systems.
Additionally, SAF must meet very strict sustainability criteria. These criteria demand that SAF
achieves a substantial reduction—up to 80%—in lifecycle emissions compared to traditional
fuels, thus significantly mitigating the environmental impact of air travel. Moreover, SAF

You represent SASI’s business development team in the position of a project manager. Your
business unit constantly creates and tests various business hypotheses, in accessing new
markets or up-selling additional services to the existing clients and have been tasked with
deciding for the features of new SAF plants investments to be approved by the executive
board and start construction by 2025.

To succeed in you endeavor, you must consider the key challenges of the industry and
identify its main stakeholders:
❖ Economic Viability: The cost of producing SAF is typically higher than conventional
aviation fuels due to the limited scale of production and higher production costs
associated with sustainable feedstock sourcing and conversion processes. Investors
may hesitate due to concerns about the economic viability of SAF production and its
competitiveness with traditional fossil fuels.
❖ Feedstock Availability and Cost: The availability and cost of sustainable
feedstock, such as biomass, waste oils, and renewable electricity, can fluctuate,
impacting the overall cost and feasibility of SAF production. Securing a consistent and
affordable supply of feedstock is essential for sustainable operations but can be
challenging due to competition with other industries and limited availability in certain
regions.

❖ Regulatory Uncertainty: SAF investment is influenced by regulatory frameworks,
incentives, and mandates set by governments and international organizations.
Uncertainty surrounding future regulations, such as carbon pricing, emissions
standards, and renewable fuel mandates, can create risks for investors in SAF projects,
affecting long-term profitability and investment decisions.
❖ Technology Readiness and Scale-up: Developing and scaling up SAF production
technologies require significant upfront investment and ongoing research and
development (R&D) efforts. Investors face challenges in assessing the technological
readiness of different production pathways, as well as the scalability and commercial
viability of emerging technologies, such as synthetic fuels or advanced biofuels.
❖ Infrastructure and Supply Chain Development: Establishing infrastructure for
SAF production, distribution, and storage is essential for enabling widespread adoption
by the aviation industry. However, building infrastructure requires substantial
investment and coordination among stakeholders, including fuel producers, airlines,
airports, and regulatory agencies. Delays or gaps in infrastructure development can
hinder the growth of the SAF market and limit investment opportunities.

The new trends and lack of expertise on the market provide for some ground-breaking
opportunities for the development of SAF plants worldwide. Therefore, as a project manager
for SASI’s business development team your aim is to find the best opportunities for the
consortium’s future investments. To do so, you must address the following challenges:
❖ Market Analysis and Feasibility Study:
● Conduct a comprehensive market analysis to assess the demand for sustainable aviation
fuels in target markets.
● Evaluate the technological pathways and economic viability of different types of SAF
considering factors such as cost-effectiveness, scalability, performance and
environmental impact.
❖ Deployment Strategy and Impact Assessment:
● Develop a deployment strategy for the construction of a new SAF plant, by defining the
location, type of feedstock and process technology, output of fuel (in liters) and capital
investment
● Assess the potential social, economic, and environmental impact of the SAF system,
including its contribution to reducing carbon emissions and promoting sustainable
aviation practices.

Instructions for the Competition
Please follow these instructions for successful participation:

❖ Answer the Questionnaire:


● Provide concise answers to the questionnaire questions, addressing each challenge
with well-reasoned analysis and actionable recommendations.
● Answers MUST be provided on 4 occasions - on the 1st, 2nd and 3rd submission
rounds and the final answers at the end of the competition (4th submission).
● There is no sequence on how to answer the questionnaire. It is up to the team to
decide on how to address it. The team should work on minimum two relevant
questions per submission and provide answers (including draft documents and/or
updated versions) as submission results to develop a solid basis for the final
submission and demonstrate the team's progress during each phase of the project.
● No templates are provided. Feel free to use whatever fits best in your opinion for the
requested deliverables. Note that reuse of the examples from the previous GeCCo
years unthinkingly will be penalized.
● The focus of the assessment is on project management competences, organizational
issues, collaboration and communication within the team, and the quality of the
deliverables as they relate to the case study.
● Each team will have the opportunity to receive 5 points per question as a maximum,
each question having the same weighting. It’s possible to earn 40 points maximum.
● For the first 3 submission rounds you should send your working documents that
show your progress. It is fine to provide not yet fully elaborated answers and
continue working on them during the next round. The answers should be finalized by
the end of the competition.
● All team’s submission results must be sent in one file.
● Acceptable files for the Assessors assessment are only in the following format: .pdf
For your final submission, you have to send ONLY ONE DOCUMENT (.pdf) that
contains the final answers. The final versions of the results of all previous
submissions (final answers) should be also included in this 1 document (.pdf).
● Please note that links to external documents will not be accepted.

● Ensure timely submission of deliverables according to the specified dates and times.

● Combine all team submissions into one PDF document for assessment.
● For each submission, one team member per team should upload the files in the
software GeCCo competition application.
