Product – Process Matrix

Breaking down the production process :

1. Process postponement
2. Process resequencing
3. Process standardization
HP maximized the number of standard
components it uses in all forms of the
product, assembled those components for all
product options in the earlier stages of the
assembly process, and postponed the
addition of the components that differentiate
the product until the later stages of the
process.

HP Return Map - A decision support metric for Product Development

Earlier Myth – Cost to develop a product has influence on its success

and profitability.
New Understanding – Time required to develop a product has
defining influence on its success and profitability.
Fact - Companies lose 33% of after-tax profit when they ship products
six months late, as compared to 3.5% of loss when companies
overspend 50% on product development but roll out products in time
Problem - Collaboration among functional units is difficult, uncertain
and is unable to achieve the goals due to misunderstandings and
shifting of work.
Solution - A metric is required which managers of inter-functional
teams can use to direct employee’s effort towards timely product
development. Such a metric is also used by HP & the company calls it
– “Return Map”

The return map helps in tracking (in terms of money &

time), R&D, Development, Manufacturing, Sales & Profits
through several metrices and hence measurable assessment
of inter-functional product development process.

Mass Customization Drive

Modular Product Design
Advantages are
• Increase standard components and postpone differentiating ones
• Manufacture modules of different products independently
• Enable troubleshooting by making it easy to isolate issues

Modular Process Design

• Process postponement
• Resequencing of process flow
• Standardization

Unlocking Value Trapped in Reverse Supply Chain

HP’s Reverse Supply Chain
• Acquiring products from customers/ commercial retailers
• Getting them from retailers to inspection sites
• Inspection
• Refurbishment or Re-manufacturing (ODM)
• Re-sales and Re-marketing

Price Elasticity of Returns

• Quality 1 – more valuable and erodes value slowly
• Quality 2 - Less valuable and erodes value much more quickly

Identifying Bottlenecks
• Lack of documentation
• No demarcation between low-intensity and high-intensity refurbishments
First bottleneck – ODM
Second bottleneck – Irrational fears and poorly motivated sales

Unlocking Value Trapped in Reverse Supply Chain

Roadmap for Reverse Supply Chain Redesign
• Treating returns as a profit stream, not a waste stream
• Having an end-to-end view in mind
• Avoid fragmenting the supply chain (lean and unbroken)
• Identifying right performance metrics
• Developing model to determine flow of products profits in reverse supply chain
• Aligning organizational structure and incentive systems with larger goals
