Approach

The project will be approached in a 2-phased manner as mentioned below:

Phase 1: This phase will involve reviewing of current systems, developing a roadmap for the project
by aligning the business requirements and objectives followed by vendor selection and evaluation.

Phase 2: This will involve assessment of cloud migration strategies for successful migration of the
system, optimization of operations after successful migration and to offer support after completion.

 Initiation: The different set of activities that will be carried around in this step are:
 Feasibility study to identify constraints, priorities, alternatives and assumptions
related to the project.
 Establishing the project charter to provide formal authorization to perform the work
and the authority to assign organizational resources to the work.
 Consultants to work with IT team to understand the current system and
environment and evaluating the technical compatibilities and business objectives in
line with ROI.
 Building of a cloud migration roadmap based on the requirements and
understanding of the business case.
 Vendor Selection and Evaluation: We will evaluate different vendors based on your
business requirements and taking into account technical, economic and human factors and
choose the most appropriate cloud model and shortlist those vendors that fits in the
selection criteria. We will also ensure that selecting those provides which offer minimal use
of proprietary technology in order to avoid vendor lock-in. At last, we will help Fintech in
drafting an RFP for seeking bids from the shortlisted vendors.
 Security & Privacy: Concerns around security and privacy related to access, storage
and retrieval of data have been the major roadblocks in cloud adoption. We will
examine the level of data security offered by the CSP and shortlist those which
offers risk-based security controls and match up to the levels desired by your
business requirements.
 Certifications and standards: We will choose a service provider who complies with
the industry standards and certifications. A structured process, good data
governance and service support are some of the best practices that we will consider
when selecting a vendor for your business case.
 Data and system availability: We will ensure that the shortlisted cloud service
providers will provide ease of access to Fintech’s client base and high uptime as per
the requirements.
 Customer support: We will select those providers who will provide extensive
technical support which would be timely and at the highest professional standard.
 Data policies and protection: We will assess a provider’s security policies and data
management policies particularly relating to data privacy regulations. We will
ensure there are sufficient guarantees around data access, data location and
jurisdiction, confidentiality and usage /ownership rights and scrutinise backup and
resilience provisions. We will review data conversion policies to understand how
transferable data maybe if you decide to leave.
 Training: We will to try out what training each provider will offer and whether
trainers will be locally available for the same to train your IT staff.
 Technology advancements: We will select those providers which are advanced in
technical competencies and operational capabilities and align well the
environments of Fintech. Verify whether the cloud service provider offers the
technology that aligns with your needs. Also, ensure the presence of skilled
personnel for the requested technology. A few cloud providers subcontract the
technology options, which may be advantages in a few situations and a drawback in
many others. 
 Reliability: By checking the performance of the cloud company for the past year, we
can measure its reliability. We will look for those providers which can handle both
planned and unplanned downtime. This is a vital point to check as the data recovery
during a disaster is a huge responsibility.
 Assessment and Cloud Migration: After shortlisting the vendors, we will assess different
cloud migration strategies such as rehost, refactor, replatform, rearchitect, rebuild, etc. and
select the one after considering various parameters as mentioned below:

 Optimization and Support: After successful cloud migration, we will help in optimizing your
costs by monitoring your operations. We will also monitor the performance of the system
