PRODUCTION 
 
Learning Objective: 
After reading this information sheet, you must be able to: 
1. Identify stages on animation production; 
 
Introduction 
The traditional workflow is a very straight forward pipeline. Many of the steps 
cannot be done simultaneously, meaning they must be completed before 
continuing on to the next step in the process 
 
 
TRADITIONAL ANIMATION PROCESS 
1. Pre-production 
2. Production 
3. Post-production 
 
Pre-production process – ​is the phase of further developing ideas and 
planning prior to the process of production.  
 
Production process – ​is the background layout and posting, animation, line 
test, digital background, clean-up, in-between, scanning, ink and paint, 
compositing and export rendering.

Post-production process – ​is the final step in which video and audio editing 
and calibrations are done. Some effects and colour grading can also be 
performed at this stage. 
 
APPROPRIATE PERSONNEL IN ANIMATION PROCESS 
 
PRE-PRODUCTION PROCESS 
Producer – ​responsible for landing deals with outside clients, selling services 
by liaising with potential clients and guiding them through the process 
required for production of their jobs. Initiate a search for stories and ideas and 
find writers who can give life to the stories and ideas. 
Production manager – ​responsible for completing production on time and on 
budget, coordinating staff and continuously communicating with clients. 
Forecast potential hold-ups in the workflow before creative arise and to make 
adjustments to prevent them. 
Director – ​controls the overall artistic development of the project. Helping to 
choose artistic personnel for jobs and keeping them informed about artistic 
developments. Discuss the script with the producer as well as the writers and 
the storyboard artists.

Animation 
Art Director – ​help meet the director's vision for a production in terms of 
artistic style. Responsible for producing model sheets, colour models, colour 
script, ​location designs​ and ​prop sheets​. 
 
Storyboard Artist – ​A 'Story Artist' that produce the storyboard. 
Head to Timing – ​oversee several important aspects of animation production, 
including creating the ​animatic​, ​slugging​ the storyboard, producing the 
exposure (X) sheets, and supervising the track reader and animation timer. 
Layout Artist – ​take the storyboard ​panels​, splitting the elements such as 
backgrounds, characters, ​overlay​ and ​underlay​ objects onto different layers 
and redrawing them at the right size ready for the other departments to 
animate. 
Background Artist – ​paint or render all the backgrounds. Gives the 
background life by adding colour, tones and lighting to create 
various ​moods​ and emotions. 
Key Animator – ​do the rough key animation (​key drawings​) or ruffs. Takes the 
director's instructions, the ​storyboard​ information, the sound track, the 
directions from the ​exposure sheet​ (X-sheet) and the ​key pose​ ​layouts​, and 
makes the characters come to life. 
 
Clean-up Artist – ​clean-up the key drawings. After the key animation has been 
line tested the Director and the Key Animator, have approved the scene, the 
next step is to clean up the animation.

Animation 
In-betweener – ​produce the drawings between the ​key drawings​. 
Cel Tracer – ​responsible for tracing all the animated paper drawings with ink 
or marker by hand onto ​acetate cels​. 
Painter – ​colour either the acetate cels or the digitized animation according to 
the colour styling sheet produced the art director. 
Photographer – ​set up the ​rostrum camera​ and photograph the animation cels 
in the right order, with the correct backgrounds, ​field size​ and lighting. He 
makes sure that each cel is in its correct layer order, based on the information 
supplied in the ​exposure sheets​ (X-sheets).  
2D Compositor – ​put the whole animation together. Synchronizes the 
soundtrack with the digital images and merge the individual layers of 
animation with the backgrounds (and sometimes with live action) to make each 
completed frame. Carefully and accurately reads the exposure sheets 
(X-sheets). 
 
POST-PRODUCTION PROCESS 
Technical Director –​ ​makes all the technical decisions for jobs requiring 
digital production. Covers many areas including computer hardware, software, 
peripherals, connectivity, output files and compression, streaming media, 
advising on digital effects and providing technical advice in general. Makes 
decisions on software purchase and whether need to upgrade. 
Sound Designer – ​responsible for almost everything we hear from sound 
effects to full musical scores. Organizes voice-talent.

Animation 
2D Animator – ​create and integrate 2D animation for multimedia CD-ROMs, 
animated web design, small animated jobs for television commercials and other 
assorted motion graphics. 
3D Animator – ​a 3D artist as well as an animator. Designing backgrounds or 
modelling a character. 
Multimedia Designer – ​Designing for interactivity of the animation and 
prepares any computer graphics.
