What is PADEx & ePADEx?

PADEx is Packaging Artwork

Development Express

Standard global process for packaging

artwork development

ePADEx is Electronic Packaging

Artwork Development Express
(since Jul 02)
OBJECTIVES
FAST, Cheaper & meets Target Quality

Philosophy
Right The First Time (RTFT) (else GIGO)
Clear Ownership

Process-oriented – repeatable; not personality

dependent

Network of Experts – no guesswork; there is

accountability
PADEx Vision
1.Brand Equity

2. Speed to Market

3.Quality & Continuity

PADEx Vision
1. Brand Equity

Consistent Artwork
Color Quality
¾ Print Production Manager (PPM) on-site pre-
press service

¾ Single Color Separator, Schawk

¾ Print Quality Program (new concept of color

measurements & use spectrophotometer vs visual)

¾ P&G Color Target

PADEx Vision
2. Speed to Market
Updated & aligned artwork CPS to Initiative Team, all
work on one timeline to achieve required SOS

Ensure Quality data input thus faster execution at

printing for initiative delivery

¾ Via Padex Gate checks & approval

3. Quality & Continuity

Output expectations aligned
¾Printing color, Text approved, Technical requirements met
Single & centralized database for artwork files
Continuity through Central Database and standard processes.
¾ePADEx (electronic artwork file, approved process & shared
database)
PADEx Principles

Support SIS (Stretch, Innovation, Speed)

Encourage “discipline, trust, leadership & ownership”

work culture

The project dictates the timing and not availability of

approvers, thus a back-up person is needed for
approver(s)

Continuing drive to identify root-causes to improve or

sustain results
PADEx Principles
How to Achieve
Use of Central / Internal control thru the PL.
Ex. Release ABM from process, assign PL to lead
execution, control process & manage CPS

Use External Expertise

Clear ownership & accountability
Core suppliers & on-site PPM (Anthem, Schawk,
Unique, etc…)

Early Organizational Alignment

Use of Gates to avoid rework and NVAC
Weekly CPS update

Use of Technology
Standardized workflow supported by electronic
database(s)

Measurements
Allow for further improvement of workflow
PADEx Scope
PADEx is used for all artwork projects for:

COnsumer (primary packaging)

CUstomer (shipper packaging)

Includes:

Packaging that the consumer takes home

Stickers/labels for import products (depends on

GBU decision).

Excludes:
Store Promotional Materials (Visual
Communication Tools, POS) - Continue to be
handled by Marketing, CBD, CMO
PADEx Scale Definition

Gate Concept
Provide info right the 1st time (GIGO)

Project scope, assumptions & objectives

must be clear when start Packaging
Devt work (Project Commitment!)

¾ To re-open a Gate is lost time & money!

Pre-work:
Mktg & GBU Planning align on artwork change or new artwork devt plan as
part of SIMPL (PC stage), S&OP & FCR process. Obtain key info for
artwork development via FCR/Response and project team meetings.

PL starts work from receipt of the FCR and the PDR; FCR created AFTER

Project Commitment.
PADEx Process Flowchart
Process Checklist – Gate 1
Step 1 : Create PDR

Project Team secures Project Commitment approval from leadership team.

Planner issues FCR (SKU menu, FG sourcing, PM sourcing, POAs per wave) and
draft Pkg Devt budget.

Brand creates PDR in ePADEx w/ project description & POA list (or from PE)

Gate 1 is closed upon PDR approval by Mktg Director or assignee.

Step 2 : Prepare Artwork CPS

Planner and Project Leader identifies packaging dev’t sub-team members

PL and Planner shares draft CPS and budget with Project team to refine, identify
potential issues and finalize before posting.

AW CPS and Cost projection is updated weekly and reviewed in weekly Project
Team Meetings;

*Important : Create a Base CPS first prior to a ‘stretch CPS. Project team
identifies issues/risks/next steps to achieve the ‘stretch’ CPS and secure
leadership support.
PADEx Process Flowchart
Process Checklist – Gate 2
Step 3A : Develop Design & Artwork Solution
Mktg works with Global Design Manager (DM)
&/or Design Studio until design is approved

GBU Mktg owns & manages process

Process outputs to close Gate:

Approved sell copy including claim support
Approved regulatory
Correct text spelling, etc…

Tip: Start from smallest copy requirement

especially if printing space is limited (ie., use
smallest size SKU)
PADEx Process Flowchart
Process Checklist – Gate 2
Step 3B : Collect Copy Claims, Specs &
Codes, Tech Drawings
Master Copy Sheet (MCS)

Mktg leads by working w/ R&D Packaging, R&D Product,

GBU PS&RA/External Relations, Legal, Trademarks

GBU PS&RA should get Country PS&RA involved & aligned

at MCS stage to prevent later discrepancy

Mktg must have proofs of approval sent to PL.

Local Copy Sheet (LCS)

Mktg creates local language translations of the MCS.

Mktg leads by working w/ Mktg, Country PS&RA & Legal &

consolidates all LCS inputs/approval
PADEx Process Flowchart
Process Checklist – Gate 2
PPM conducts print feasibility study & color matching once
colors & printers are identified (FCR)

Colors must be approved and the supplier confirmed to be

qualified before closing Gate 2

Gate 2 is closed when Design & Copy are approved. It is

Project team’s responsibility to ensure no further change.
Change after Gate 2 is rework ($$$$ and time)

Step 4 : Prepare Draft Artwork for Review

Artwork Studio receives frozen design & copy from PL &

generate 1st PDF’s (5 POAs per wave)
PADEx Process Flowchart
Process Checklist – Gate 3
Step 5 : Review Artwork for Accuracy & Completeness
DM, R&D Product/Packaging,Brand, P&RS, PPM, Trademark
and Plant QA provides feedback/approval on 1st artworks;

PL request 2nd PDF(s) from Artwork Studio

Not the time to change copy claims!!!!!

Approvers must be available or pre-identify back-up!

Step 6 : Approve Final Artwork

PL checks if all inputs have been included in AW and proofs of
approval filed.
Approvers must be avail or assign a back-up!
Gate 3 is closed
PADEx Process Flowchart
Process Checklist – After Gate 3
If std sample fails, PPM escalates issue to Schawk tech team for
support if needed. Timeline will be managed by PPM to still try to
meet overall PADEx CPS. Consider ‘On-$ite’ approval.

Tech Test - Once colors are finalized, E&TS or R&D Packaging

conducts rub/fade test of printer’s color drawdowns. If this fails,
and CPS does not include this risk, then project CPS is OFF.

Color Separation - Schawk ensures accurate color seps are

provided to printers.

Std Sample - PPM approves if it meets target print quality & send
signed sample to Plant QA for inspection reference (potential
solution to absorb delays via onsite approval ).
