2 RACI Definition
The RACI Model

 RACI model is a straightforward tool used for


identifying roles and responsibilities and
avoiding confusion over those roles and
responsibilities during a project.
 As the project manager, it is important that you

set the expectations of people involved in your


project from the outset:
 How do people know their level of responsibility?
 When they should involve their project manager or
when they should exercise their personal judgment?

The RACI model (I)

The acronym RACI stands for:

 Responsible: The person who does the work to achieve the task.
They have responsibility for getting the work done or decision
made.
◼ As a rule this is one person, examples might be a business analyst,
application developer or technical architect.

 Accountable: The person who is accountable for the correct and


thorough completion of the task. This is the role that responsible is
accountable to and approves their work.
◼ This must be one person and is often the project executive or project
sponsor, but it might not be the project manager.
The RACI model (II)

The acronym RACI stands for:

 Consulted: The people who provide information for the project


and with whom there is two-way communication.

◼ These can be usually several people, often subject matter experts.

 Informed: The people kept informed of progress and with whom


there is one-way communication.

◼ These are people that are affected by the outcome of the tasks, so need
to be kept up-to-date.

Creating a RACI Matrix (step-by-step)

1. Identify all the tasks involved in delivering the project and


list them on the left-hand side of the chart in completion
order.
2. Identify all the project roles and list them along the top of
the chart.
3. Complete the cells of the chart identifying who has the
responsibility, the accountability and who will be consulted
and informed for each task.
4. Share, discuss and agree on the RACI Matrix with your
stakeholders before your project starts.
Advantages of using RACI Matrix in PM

✓ People involved in the project can clearly see on which tasks


they need to be involved.
✓ It is clearly specified who is ultimately accountable for each
project phase /task completion.
✓ People responsible for executing a task can see who can
provide them useful information to support them complete.
✓ People responsible for executing a task can see who they
need to keep up-to-date on the progress/completion of the
task
Remarks - 1

 Make sure every task has a responsible role and an


accountable role for it.
 No tasks should have more than one accountable role.

Responsibilities can be shared, but accountabilities have to be


assigned to a single person.
 Avoid the situation in which one participant play the role of
accountable in most project activities, because this could delay
its completion.
Observation: A variation of RACI used by the Project
Management Institute (PMI) is RSI (Responsible, Sponsor and
Informed)

Remarks - 2

 No team members are overloaded with too


many Responsible tasks.
 Every team member has a role on each task. (It’s not
uncommon for some folks to be Informed on most
tasks.)
 If you have a lot of Consulted and Informed roles on
your matrix, make sure you have an easy and
lightweight way to keep them informed.
