1. BACKGROUND
The Lean Consortium has been awarded the nphies project for delivering a HIE to the
Kingdom of Saudi Arabia. This project is scoped to deliver the HIE functionality over two
Releases (R2 and R3). The goal is to have R2 live by 12 months and R3 by 18 months.
It is also scoped to onboard the six Early Adopters from month 12 onwards.
Following month 12 there is a 12 month production Application Management Support and
following month 18 there is a further 6 month Application Management Support.

2. DOCUMENT PURPOSE
As this project has a number of deliverables and has a complex stakeholder engagement there
is a need to ensure that it starts with a clear understanding of roles, responsibility, technical
requirements/solution and clinical requirements/solution. To achieve this the Lean
Consortium will be running a number of PMO, Clinical and Technical workshops over the
first 2-8 weeks.
This document is designed to detail the required activities to occur during the project
initiation phase. The initiation phase will cover the establishment of the PMO process and
associated meetings, along with the project management meetings required
3. PMO WORKSHOPS

This section covers the list of proposed PMO workshops, required attendees and agendas. PMO workshops can be scheduled starting Week 2 of
the project, according to the availability of the required nphies attendees. nphies decision makers will need to be present in the workshops. The
expected outcome of the PMO workshops is to agree on the approach and tools that will be used to deliver and track the project.

11. CLINICAL/FUNCTIONAL WORKSHOPS


This section covers the required workshops, the attendees and the expected Agenda.
Based on the amount of content to be covered it is expected that there will need to be approximately 5-8 sessions starting from week 3 (or 4) and
continue until all required information has been covered, collected and agreed.
The outcome of these sessions will be to have alignment between the Lean Consortium and CCHI/NHIC on what is being delivered clinically
(functionally). After all sessions and agreement is achieved a Functional Design document will be drafted and issued for review and approval.
This Functional Design will be used to develop and configure the solution during the Build Phase of the project.
To ensure that the workshops are productive the key Clinical Stakeholders (decision makers) from CCHI and NHIC will need to attend and be
actively involved in the presentations and requirement discussions.
