Executive Summary
10 Minute School is Bangladesh's largest online educational platform, founded to provide

quality education to millions of students every day around the country. With a tiny team,

largely made up of part-time students, 10 Minute School aspires to break through geographic

and economic barriers to bring high-quality education to everybody.

With the slogan "Never Stop Learning!" 10 Minute School has developed thousands of

academic, software, and personal development resources and made them easily accessible to

everyone. Sponsorships and other substantial company to business relationships have funded

the entire operational cost, relieving the end-users of the financial burden. However, as

businesses grow and the market shifts, the issue of sustainability must be addressed. With this

in mind, one of 10 Minute School's latest projects was to establish a sustainable premium

module for e-learning courses and e-training apps for businesses, in addition to the existing

free module.

Furthermore, the paper depicts 10 Minute School's tactics for marketing and distributing

education content while remaining true to its core provision of free education. This report

will look at the numerous monetization tactics used by 10 Minute School, as well as how

these unique funding strategies are benefiting thousands of students daily. This paper also

outlines the practices used by 10 Minute School to make the best use of the resources

available.
Chapter 1: Introduction
1.1: Background of the Report
10 Minute School is the largest education technology platform in Bangladesh. The

organization is aiming to ensure that everyone in Bangladesh has access to quality education.

With this aim, the organization has shifted its business model. The organization used to

operate in the business to business (B2B) business model. Since April 2020 the organization

has started to develop content for business to customer (B2C) business model. But this shift

has led to problems in the organization. This report aims to identify these problems and make

recommendations based on these findings that will help the organization overcome the

situation. I completed my internship with 10 Minute Content team. The title of this report is "

The shift in Business Model of 10 Minute School: B2B to B2C " This report was written

under the direct supervision of Muhammad Abdul Aziz, Lecturer, Department of

Organization Strategy & Leadership Faculty of Business Studies, University of Dhaka.

1.2: Purpose of the Assignment
10 Minute School (10MS) has changed its business model from B2B to B2C in mid-2020.

The organization was conducting its business under the B2B model before that. And before

that, the organization was dependent on sponsorships and grants. Since the shift in business

model, the organization has gone through many changes. And is still changing. This report

aims to identify the strategic changes that have taken place, what problems these changes can

cause, and the organization may prepare to handle these problems.

1.3: Organizational Profile


1.3.1: Background
10 Minute School ("10 Minute School - Bangladesh's leading online classroom," 2020) is

also one of Bangladesh's most successful mass-level virtual learning program implementers.

Together with the existing free module, the organization has set out to build a sustainable

premium module for e-learning courses and e-training apps for businesses. Masterclass,

Premium IELTS Course in Partnership with British Council, and Orfy – a premium module

illustrating solutions to the practice portions of NCTB books from classes 1 to 12 – were the

3 distinct modules/projects in the premium sector thus far.

This e-training application is sold to these businesses for a monthly membership price based

on the amount of period they have access to it. 10 Minute School has been undertaking

Business - to - business marketing in the business via both channels. And one of the only

marketing tactics that have helped the company hit its goal demographic is digital marketing.

Not just through social media sites, but also by YouTube and LinkedIn, 10 Minute School

has been trying to associate with companies and attempting to make it to the top through SEO

and ASO. The project's deployment was particularly difficult noticeable differences with 10

Minute School's key value proposition.

1.3.1.1: Business Model of 10 Minute School
From the very beginning, 10 Minute School has been aiming to ensure quality education for

everyone. With this aim, the organization started to operate in the B2B (business to business)

business model.

B2B side of 10 Minute School: The organization used to generate revenue by creating

training modules for various business organizations. In this model, the organization kept all

its skills and academic educational content free. The main source of the revenue was the

training modules the organization developed for other organizations and the sponsorships and

the government grants. This helped the organization keep afloat for quite some time. But this

was not enough for the organization to fulfil its objective.

Since the covid hit in march 2020, the organisation started to struggle to keep its operations

going. Due to lockdown, most organizations shifted to work from home working module.

And the need for employee training modules reduced greatly as workload reduced greatly due

to countrywide lockdown. So, the organization shifted to the Business to Customer (B2C)

business model.

B2C side of 10 Minute School: The organization started to develop paid courses for the

consumers directly. They started off with skill-based courses and shifted to paid academic

and job preparation courses soon after. This shift in the business model made the organization

realize its true potential as an EdTech Platform. Currently, the organization has segmented its

courses into three sections (10 Minute School - The largest online classroom of Bangladesh,

2021).

1. Skills Segment: Under this segment, the organization creates courses that can help

individuals to develop and acquire skills.

2. Test Prep Segment: The organization develops courses that can help different job

applicants to better prepare for jobs like banks jobs, BCS etc.

3. K-12: This is the academic segment of the organization. There is both free and paid

content available under this segment. This segment aims to help students from KG to

class 12. This is the largest of all three segments.

This summarizes the current business model and all the segments the organization is

currently working on.

1.3.2: Mission
The mission of 10MS is to make education accessible to everyone. The organisation focuses

on quality education for school and college-going students. Anyone can participate in 10Ms’s

online classes.

1.3.3: Objective
The objective of 10 Minute School is to raise its valuation to 200 million USD by July 2022.

1.3.4: Product and services


10 Minute School's main offerings include Tutorial and Explanatory Videos, Smart Books,

Quizzes, Live Classes, a Blog, and an E-training tool for businesses. The organization is now

focussing on developing skill development as well as admission, job preparation courses.

1.3.5: Organizational Structure
As a start-up, 10 Minute School used to function with a nearly flat hierarchy in the early

days. However, as the number of projects increased, maintaining a flat structure became more

difficult. Because the specialists must be in charge of a lot of projects at the same time, a

broad management hierarchy is currently the best fit for 10 Minute School. Currently, the

team has 200 individuals who work in several areas, as stated below.

2: Objective and Methodology
2.1: Objective of the study
The objective of the study is to identify problems that have arrived due to the shift in the

business model. The report will look into how similar problems are being dealt with within

different organisations that have a smellier business model within the industry. And then

make recommendations as to how 10 Minute School can handle these problems.

2.2: Methodology
Data is more reliable when it comes from two sources. Primary and secondary (Arthur,

2012).

Primary Data:
The primary data has been collected from surveying the employees of 10 Minute School to

get the real picture of what are the issues the organization is facing. The output of the data

has been provided in Appendix 2.

Secondary Data:
Secondary data has been sourced from different newspaper articles related to 10 Minute

School, the company website, and face to face interviews of product owners of 10 Minute

School.

3: Literature Review
The term EdTech is quite new and the industry is still forming. EdTech incorporates the use

of technology to make education more accessible, interactive and fun. With the revolution of

internet technology education is not limited to physical classes and training anymore. Both

education and training are important aspects of people’s lives. The use of smartphones and

the internet has made online education and training much easier. Spector & Ren (2015) has

identified five elements that form an online course or education curriculum. These are,

3. Page Design

4. Content Engagement

5. Functionality

The Audience is the end-user of the courses or training programs. The module structure is the

map of the content for any course. This need to be designed keeping in mind the end-users or

the audience. Page design is the design of the layout of the web or app page that the audience

will be going through during the period of the course. Content engagement refers to the level

of interactivity the content can create. Courses need to be designed to have maximum content

engagement. Functionality is what sells the course (McGreal, 2012). This is the value the

end-users get from doing the course.

Initially, 10 MS used to design these courses or training modules for corporate houses. They

used to develop courses to train corporate employees. So, they had to focus on Module

structure and Functionality. But as they have shifted their business model, they are focussing

on all five elements to make the courses and training modules as attractive as possible.

B2B: Business to business (B2B) is a business model where one business organization is

producing products or services of another business organization (Butler, 2016). Organizations

that follow this business model develop products or services based on the requirement of the

organization they are doing business with. In this scenario, one business organization is the

provider of goods or services. And the other one is the client. They are different from the

consumer in since these businesses might decide to use these products or services to develop

their own product or services that they then will sell to consumers or other businesses.

B2C: Business to customer or B2C is the business model where the business organization is

directly selling their products or services to the end-user or the consumer who will use these

products or services (Butler, 2016). These people will not use these products or services

directly to develop their own products or services with the intent to sell.

4: Industry and Company Analysis
4.1: Industry Analysis
A large number of e-learning platforms have emerged throughout time. But most of these

platforms offer substandard products compared to the international market. The quality side

of the market has yet to be discovered in Bangladesh. There are several online education

platforms. But these have yet to have any identifiable or significant impact on the audience

base of Bangladesh.

Limited access to digital payment options, poor internet infrastructure, high primary costs for

infrastructure development and very high equipment costs, a consumer mindset that regards

digital products as free, copyright laws that fail to protect the unauthorized distribution of

digital content, and a lack of differentiation between the perceived value of free and premium

options are some of the reasons contribute to the undeveloped EdTech market of Bangladesh.

The global scenario of the industry is different. Education platforms like Byju’s, Domestika,

Masterclass, Lynda, Skillshare has a similar business model and are thriving. The global

EdTech industry is valued at USD 83.61 Billion in 2020 and is expected to reach USD 99.50

Billion in 2021.

Porters five forces model can be an effective method to analyse the industry. Porters five

forces model takes into account the elements that affect an industry to analyse the current

situation of that industry (Porter, 2015).

Factors Analysis

Rivalry among competitors Rivalry among the competitors in the EdTech industry

is very high. This is a fast-growing industry yet to be

mature. As a result, all existing competitors of the

industry are trying to cultivate a loyal customer base

and grab as much market share as possible. To do so the

companies are focusing on creating premium quality

courses at a lower price.

Threat of new entry Getting into the EdTech industry is quite easy. Due to

the vision of Digital Bangladesh, Government policies

encourage entrepreneurs to start tech-based start-ups

(Aktaruzzaman, 2021). EdTech is one of the easiest

tech-based start-ups. Government policies have

increased the threat of new entries significantly.

Power of suppliers The power of the suppliers is quite low in this industry.

The power of suppliers indicates how much bargaining

power a supplier has over the price of the product or

service in any industry (Porter, 2015. In the EdTech

industry, the power is quite low. As customers would

shift to other companies if one company charges too

much for its services.

Power of customer The bargaining power of the customers is quite high in

the EdTech industry. The customer can switch

companies without much cost. So, the companies need

to keep their pricing competitive to keep their market

share.

Threat of substitute The threat of substitutes is also quite high in the

Bangladeshi EdTech industry. Almost 2000 small and

big EdTech start-ups are currently operating in

Bangladesh. Very few of these are currently operating

on a national scale. Most of these are local operations

that focus on regional operations. Big EdTech

companies are most likely to lose customers to local

companies if they are not careful.

PESTEL analysis can be another effective way to analyse the industry. PESTEL includes

political, economic, social, technological, legal, and environmental factors surrounding an

organization (Butler, 2016).

Political Factors: Currently the Government of Bangladesh is pushing all start-ups based on

the IT (internet technology) sector. So, the EdTech industry is booming in Bangladesh as it is

rather easy to get government funding and other supports.

Economic Factors: The economy of Bangladesh is not in a situation where people can spend

a lot of money on online education. But if an organization can create courses that are good in

quality yet cheap the organization can easily do good.

Social: While the social situation is not very supportive of online education, the pandemic

has presented a different picture. People are now considering online education as an option.

And Peoples view towards education is changing. People have started to understand the

importance of education. And the pandemic has pushed people towards online education

platforms and has established a scenario where people can rely on EdTech platforms for

education.

Technological Factors: Bangladesh is not a technologically advanced country. But

government initiatives are changing the scenario. With the vision of Digital Bangladesh, the

government is pushing internet technology to every corner of Bangladesh. The government

wants to ensure that everyone has internet access. This is a good thing for EdTech platforms

as this will help their audience base to grow.

Legal Factors: As the EdTech industry is at its initial stages in not only Bangladesh but

globally; there are no strict legal requirements against it. Legal factors are in favour of the

EdTech industry.

Environmental Factors: The EdTech industry has no significant negative impact on the

environment. And as scaling up technology companies are easy; it can have a positive impact

by reducing the necessity of travelling far.

The overall scenario makes the industry look less lucrative. But the industry is still growing

and yet to be matured and the barrier to entry is quite low. This again makes the industry

lucrative. As a result, more and more entrepreneurs are entering the industry.

4.2: Company Analysis


10 MS is currently the largest EdTech platform in Bangladesh. The start-up aims to ensure

free education for everybody. With this aim, the company started to make free educational

content for students. And started to create training modules for other organisations to

generate revenue. Mid-2020 the organization started a business in customer services. While

keeping its B2B model, the company started the B2C model as well. This has boosted the

growth of the organization significantly. But this has also changed how the organization

operates. This report aims to identify and address these changes.

SWOT analysis can be used to determine the strengths, weaknesses, threats and opportunities

for 10 Minute School.

Strengths:

a. 10 Minute School has a large user base and a strong distribution channel. The

organisation has both B2B and B2C audiences.

b. 10 Minute School is the only EdTech Platform currently that makes E-training apps

for corporations.

c. 10 Minute School has an app service using which users can easily access the learning

materials offered by the company. Most EdTech platforms use their web portals to

provide these services.

d. 10 Minute School gets segmented sponsorship from both the government and other

sponsors. The company develops content in multiple segments.

e. 10 Minute School is the market leader in terms of market share in the EdTech

industry. The company is the pioneer of the EdTech industry in Bangladesh. So, the

faces that have starred in the journey has gained stardom. And as the company

focussed on helping students understand difficult concepts and that too for free, the

company gained popularity very quickly early on. The popularity only grew as the

company got bigger and started developing more educational content.

Weaknesses:

a. 10 Minute School at its current capacity is heavily dependent on freelancers. This is a

major weakness of the company. If for some reason freelancers are not available the

production process gets interrupted. The organization cannot waste time or delay

production if it wants to keep growing at the pace it is growing right now.

b. The organization is also heavily dependent on grants and sponsorships as of this

moment. These grants and sponsorships are budgeted in a way that the company

cannot use to grow the operations of the company in an overall scenario.

Opportunities:

a. Ayman Sadiq the founder and CEO of 10 Minute School has received Queen’s Young

Leaders Award for his contribution to society through 10 Minute School. This has

equally brought 10 Minute School to the limelight (The Daily Star, 2018). This has

created opportunities for foreign investment for 10 Minute School.

b. The Current Government policies towards education and tech start-ups create

opportunities to make the environment favourable for EdTech companies. More than

that 10 Minute School has been working with ICT Ministry for quite some time. This

creates a unique position for the company. This helps the organization reach more

people with the help of the government.

Threats:

a. The organization is in an industry that has a low entry barrier. The organization at any

given moment is at risk of losing market share to new entrants. As the entire market

share has not been captured yet, this is a huge opportunity cost for the organization.

b. The organization is also likely to face cyber threats as it grows. The company needs to

have strong cyber security measures in place to counter this threat.

4.2.1: Challenges 10 Minute School is Facing
10 Minute School has been facing issues with their content production since it shifted its

business model. The organization used to make content for non-commercial consumers as

well. But these were for the free tier. Meaning the organisation was not planning to make

these premium courses. The organisation still is making and plans to keep making these

contents. But the problem arose when they started making premium content for their B2C

business model.

To develop premium content the organization, need to pump content for their audience. And

these contents need to be of high quality as these are not free tier. The organization's current

production team cannot keep up with the demand for premium content.

The reason for this was discussed Weakness section of the SWOT analysis. These reasons are

as follows,

1. High dependency on freelancers and part-timers: The organization is highly

dependent on freelancers and part-timers. Mostly because the organization does not

have enough office space and the budget to hire full-timers for their content

production team. The organization currently has 200 employees and 53 of them are

part of the content production team.

2. Dependency of External Irregular Funding Sources: The organization up until

mid-2020 was heavily dependent on government grants and sponsorships. These

irregular funding sources make it difficult to create a clear feasible financial plan.

3. Communication Gap: The organization has 53 members of the content production

team. But around 150 people participate in the content production process if the

freelancers are counted. 10 Minute School does not currently have an established

system with these freelancers. This makes it difficult to follow up with a freelancer

after a task has been assigned.

5: Field Experience
5.1: Duties and Schedules
1. Oversee regular project management activities such as meetings, discussions, project

updates reporting on a daily and monthly basis, and project meetings.

2. Improving the operational workflow of the team and developing data-driven KPIs to track

initiatives.

3. Keeping in touch with project members regularly.

4. Ensuring that all goods and projects are completed on time, as well as assessing current

operating procedures to identify pain areas and find solutions to them.

6. Using task management software to plan and monitor project duties

7. Assist key stakeholders and the Content Lead in collaborating effectively.

5.2: Contribution to the Organization


The author contributed to the organization by fulfilling his job responsibilities. The author

was a project manager during the time of the internship. The job responsibilities included

identifying pian points of the production process and to identify solutions to these pain

points. The author has identified several issues and has proposed solutions to these.

6: Strategic Roadmap and Recommendations
6.1: Issues to be changed and Recommended Changes
The challenges 10 Minute School is facing has been discussed in 4.2.1. The organization has

made a tremendous shift in their business model. This has led to changes in how the

organization conducts its operations. These changes have created some challenges for the

organization. The followings are recommendations to how the organization can face these

challenges.

1. Find Investors: 10 Minute School is growing very quickly. But the organization can

go even faster. To do so the organization needs to find investors who will invest in the

company. This will make proper financial planning and asset acquisition much easier

for the organisation.

2. Growing the Team: The organization needs to decrease their dependency on

freelancers and hire more full-time employees for the content production team. Byju’s

is a company that has a similar model as 10 Minute School. As of 2019 the company

had approximately 3,200 employees, which is 16 times bigger than 10 Minute Schools

Current employee counts.

3. Create Appropriate Dashboards for task Assignments and Establish Clear

Communication Channels for Freelancers: Since 10 Minute School is working

with a large number of freelancers it is increasingly getting difficult to keep track of

the running projects, which freelancer is working on what project, and what is their

update. Creating a dashboard that compiles these pieces of information would make

the issue of the communication gap go away for a while. But this won't last as more

and more people will be getting involved as the teams tries to increase both the

production quality and quantity.

Eventually, the organization will need to hire more full-time employees in its content

production team. But lack of funding is an issue right now, project dashboards and

communication channels can help solve the problem for now.

4. Hire Cybersecurity Experts: As 10 Minute Schools grows it is likely to become a

target for hackers. As the organization is heavily dependent on online platforms and

the products of the organization is also digital, cybersecurity threats need to be

addressed seriously.

6.2: Kye Stakeholder Mapping


Stakeholders are those who are related to any concerns. For example, anyone doing any kind

of business with 10 Minute School is a stakeholder of 10 Minute School. This includes the

CXO suite, employees, even the customers of the organization.

Kye Stakeholders are those who are directly involved in any operation or organization. The

changes recommended in this report has some key stakeholders. The help of these

stakeholders is essential to make these changes happen. The stakeholder map is as follows:

1. CEO: The current CEO of 10 Minute School is Ayman Sadiq. The CEO is always a

key stakeholder when any kind of change is taking place in any organization. For the

recommendations of the author, the organization needs to hire more full-time

employees, look for investors, and strengthen their cyber security.

The organization will need the CEO to agree to adopt these recommendations. The

organization cannot adopt these changes without the direct involvement of the CEO.

The CEO needs to also check the viability and assess the current situation of the

organization determine to whether these changes will help the organization to

streamline the production process or not.

2. Head of HR: The current head of HR of the organization is Munzerin Shahid. Most

of the recommendations made have to do with hiring. Hiring cannot be done without

getting approval from the human resource department. So, the head of HR needs to be

aligned with whatever hiring is being done.

3. Content Lead: The current Content Lead is Avipshu Das Gupta. He is responsible for

looking over the entire content production process of the organization. The majority

of the hiring recommendations are for the content department. He will also be

responsible for establishing a clear communication channel with freelancers so that all

production tasks can be tracked properly.

6.3: Benefits of the Changes


Currently, 10 Minute School is running at full capacity with their current capacity. But the

organisation aims to raise a valuation of 200 million USD by July 2022. To do so the

organization needs to boost its content production by almost 10x. the organization also lacks

a strong cyber security system. The recommendations made in this report will help the

organization achieve its goals and heighten its security.

Benefits of the recommendations:

1. Boost Content Production Capacity and Quality: The employees of the

organization are working almost at full capacity. The content production team

particularly. The organization is in the content production business. Since the main

product of the organization is content, to reach its goals the organization needs to

boost its production capacity. And it cannot be done without manpower.

To overcome the current scenario, the organization needs to hire skilled manpower.

One of the recommendations made by the author was to hire more full-employees.

This will boost the organizations capacity to produce quality content significantly.

2. Lessen the Threat of Facing Cyber Security Breach: 10 Minute School is growing

quickly. And the more it grows, the more the organization is likely to face cyber

security breaches. The organization is soon likely to become a target for

cybercriminals.

The organization needs to hire cyber security experts to ensure the safety of its

products.

10 Minute School sells their product online. And all the products of the organization

are digital. Cyber threat is very real for the organization. And the threat will increase

as the organization grows. Any cybercriminal can try to breach 10 Minute School’s

platform and try to damage either their platform, or their content, or both.

Strengthening the cyber security system of the organization will help the organization

decrease the chances of facing such threats.

6.4: Impact of the Proposed Recommendations


The proposed recommendation will bring significant changes to the organization. Change is

adding or subtracting or replacing elements or systems or processes to existing systems or

processes (Rasche and Rehder, 2018). Change is never easy. Bringing these proposed

changes will have a huge impact on the organization and the stakeholders.

The first proposed recommendation is to bring in investors so that the organization can have a

more stable financial condition. This will positively impact the organization. One of the

problems 10 Minute School currently facing is the organization is heavily dependent on

outside fundings. Getting investors will help the organization to be in a more stable financial

condition that will in turn help to organization more suitable financial plans.

The next recommendation was to grow the team size. Meaning the recommendation was to

hire more people. The content production team of the organization is working at full capacity.

To grow the organization needs to hire more people. Without more people to the organization

is sure to fail at achieving its targets.

Cybersecurity experts will boost the security and safety of the platforms and the products of

10 Minute School. They will help keep the organizational assets safe.

Establishing clear communication channels with freelancers is essential. This will help the

organization keep its current process running smoothly.

6.5: Risks and Challenges for Successful Implementation of the


Recommendations
The first recommendation of the author is that the organization finds investors to ensure

funding sources. But getting an investor for any start-up is not easy. First of all, the start-up

needs to be lucrative and have to show potential for investors to become interested.

Then comes due diligence. Before and investors invest in any organization they need to know

the start-up they are investing in is maintaining all their legal obligations. The investors will

also check the start-up’s finances. After all these, both the organization and the investors have

to ensure that their visions for the future are aligned to avoid fallout.

The next recommendation is to grow the manpower. The difficulty with this is that

controlling and maintaining a large team is difficult. The more member a team has the more

likely it is that there will be misalignment in the team. Creating clear communication and

keeping everyone in the loop becomes challenging as the team grows.

The main challenge with hiring cybersecurity experts will be finding actual experts on the

matter. Cybersecurity is a complicated thing. As a result, not a large number of people can

understand and comprehend the matter. And finding people with expertise to handle and

prepare for the situation of a cybersecurity breach is both difficult and expensive.

Conclusion
10 Minute School is the largest EdTech Platform in Bangladesh. It aims to raise its valuation

to 200m USD by July 2022. With this aim, the organization adopted the B2C business model

in July 2020. The organization still makes B2B content but in a limited scope and is making a

complete shift to B2C. This business model shift has created some challenges for the

organization. In this report, the author has identified these challenges and made

recommendations based on his research findings. Adopting these recommendations can help

10 Minute School to overcome these challenges and take a step forward to achieving its

goals.
