INTRODUCTION

Leaders play an extremely important role in the development and success of an


organization. Leaders act as guides for the company, manage and operate resources most
effectively, and are the ones who orient and motivate employees, create solidarity, establish
goals, promote motivation, and facilitate the success and growth of their organization to
achieve common goals. Each leader has a unique style of leadership. By analyzing, studying,
and researching those leadership styles, we can take lessons from their experiences to
improve ourselves and enrich our knowledge.

A talented leader is someone who possesses in-depth knowledge, has a strong ability
to inspire deeply others, and has an effective strategic vision. Jack Ma, leader of the world's
largest e-commerce businesses, has set a good example for not only other leaders, managers,
and company heads to learn from, but also everyone around the world.

In this essay, our group has an extensive analysis of Jack Ma and Alibaba, a detailed
study of leadership art, compares the leadership styles of different leaders, and makes
assessments about Jack Ma's leadership style, thereby proposing solutions and drawing
lessons.

1. Reason for choosing the topic:


● The significance of leadership in business.
It has been claimed that without leadership, all other aspects of a firm are inert. Strong
leaders may assist an organization optimize production and achieve corporate goals, but
ineffective ones can harm productivity and jeopardize the company's health. Leadership is not
a one-size-fits-all trait; rather, several diverse characteristics must be present for an
organization's leadership to be regarded as competent.
● The success of Jack Ma and his influence on Alibaba and the e-commerce
industry.
Despite not having written a single line of code, Jack Ma was able to start his first
profitable business, Alibaba, at the age of 31. Currently, Alibaba stands as one of the world's
biggest commercial networks. Its growth trajectory is remarkable, and it has expanded its
reach to markets outside of China. Alibaba may have grown beyond Jack Ma's wildest
expectations, ranking second only to Walmart in terms of annual revenue.

Alibaba flourished under Jack Ma's direction, becoming a major force in technology.
Alibaba's many platforms, encompassing Alibaba.com, Taobao, Tmall, and Alipay, have
evolved into essential components of the worldwide e-commerce network. The corporation
established itself as a major player in the global tech industry with one of the biggest initial
public offerings (IPOs) in history on the New York Stock Exchange in 2014.

By giving them a platform to access international markets, Jack Ma's leadership


contributed significantly to the development of small and medium-sized enterprises (SMEs)
in China as well as the country's e-commerce scene. His dedication to fostering the growth of
SMEs is evidence of his social responsibilities as a corporate executive.

2. Research objectives:
The research was conducted to understand Jack Ma's leadership style. Specific goals
identified include:

II. Theoretical Basis of Leadership Style

1. Basic concepts:

1.1. Leadership definition


Leadership can be defined as the ability to inspire, guide, and influence others
towards achieving a common vision or goal. It involves taking charge, making decisions, and
motivating individuals or groups to work together effectively and efficiently. A leader sets
the direction, establishes a strategy, and empowers others to contribute their best efforts
towards the attainment of objectives. Leadership encompasses a range of qualities and skills,
including effective communication, decision-making, problem-solving, empathy, integrity,
and the ability to inspire trust and build strong relationships.

A leader may hold a formal position of authority, such as a manager or CEO, but
leadership can also be demonstrated at any level of an organization or within various social
contexts.

1.2. Leadership style definition


Leadership style refers to the approach or manner in which a leader interacts with and
influences their followers or subordinates. It encompasses the behaviors, attitudes, and
strategies that a leader adopts to achieve their leadership objectives. Different leaders may
have distinct leadership styles based on their personality, values, experiences, and the specific
context in which they operate.

2. Leadership style models

2.1. Autocratic leadership


Autocratic leadership is a style in which the leader retains all decision-making
authority and maintains tight control over their subordinates. They make decisions without
seeking input or involvement from others and expect strict compliance from their followers.
This style is characterized by a top-down approach, where the leader exercises power and
authority over the group.

An example of autocratic leadership can be found in certain business environments,


particularly during times of crisis or when urgent decisions need to be made. A CEO or
executive may adopt an autocratic leadership style to quickly address a pressing issue and
provide clear directives to their team. The leader takes full control of the decision-making
process, relying on their expertise and experience to guide the organization through the
challenging situation.

It's important to note that while autocratic leadership can be effective in certain
situations, it can also lead to decreased motivation, limited creativity, and a lack of ownership
among team members. Therefore, it is generally recommended to balance autocratic decision-
making with opportunities for participation and collaboration to foster a more inclusive and
engaged work environment.

2.2. Democratic leadership


Democratic leadership is a style in which the leader actively involves their
subordinates in the decision-making process. They seek input, opinions, and ideas from their
team members before making decisions. This style promotes collaboration, participation, and
a sense of ownership among the followers.

An example of democratic leadership can be seen in a team-based project within a


company. The leader holds meetings or discussions where team members are encouraged to
share their thoughts, provide input, and contribute their expertise. The leader listens to
different perspectives, facilitates open dialogue, and considers the input of the team members
when making final decisions. The team feels empowered and valued as their ideas and
opinions are taken into account, leading to increased motivation, engagement, and
commitment to the project's success.

Democratic leadership is often beneficial in situations where diverse perspectives,


creativity, and innovation are important. By involving team members in the decision-making
process, leaders can tap into the collective wisdom and expertise of their team, foster a sense
of ownership and commitment, and promote a collaborative and inclusive work environment.

However, it's important to note that democratic leadership may not be appropriate in
all situations. In urgent or crisis situations, where quick and decisive action is required, a
more autocratic or directive leadership style may be more effective. Additionally, the success
of democratic leadership relies on effective communication, trust, and a culture that values
open dialogue and participation.

2.3. Transformational leadership


Transformational leadership is a style in which leaders inspire and motivate their
followers to achieve exceptional performance and personal growth. They create a compelling
vision, set high expectations, and encourage their team members to reach their full potential.
Transformational leaders foster a sense of purpose, promote innovation, and build strong
relationships with their followers.

An example of transformational leadership can be seen in the business world.
Consider a CEO who leads a company through a period of significant change or
transformation. The CEO communicates a compelling vision for the future, inspiring
employees to embrace new strategies and adapt to market shifts. They create a sense of
urgency and excitement around the company's goals, motivating employees to go above and
beyond in their work. The CEO also provides support and development opportunities,
encouraging employees to enhance their skills and pursue personal growth. By fostering a
culture of innovation and continuous improvement, the leader inspires employees to generate
new ideas and solutions, contributing to the overall success of the organization.

Transformational leadership is effective in situations where there is a need for change,


growth, and innovation. By inspiring and empowering followers, transformational leaders can
drive organizational success, enhance employee satisfaction and engagement, and create a
positive and forward-thinking culture.

2.4. Transactional leadership


Transactional leadership is a style in which leaders focus on the exchange of rewards
and punishments in order to motivate and influence their followers. It is based on a
transactional relationship between the leader and the followers, where rewards are provided
for meeting expectations and punishments are administered for failing to meet them.

In transactional leadership, leaders establish clear expectations, goals, and


performance standards for their followers. They set up systems of rewards and recognition,
such as bonuses, promotions, or other incentives, to motivate and reinforce desired behavior
and outcomes. On the other hand, they also establish consequences for poor performance or
non-compliance, which may include reprimands, disciplinary actions, or removal of
privileges.

An example of transactional leadership can be found in a sales team within an


organization. The leader sets sales targets and establishes a commission-based reward system.
Team members are motivated to meet or exceed their individual sales quotas in order to earn
financial bonuses. The leader closely monitors the performance of each team member and
provides feedback, reinforcement, or corrective action based on their results. The rewards and
punishments serve as a motivator for the team to achieve their sales goals.

Transactional leadership is effective in situations where specific tasks and goals need
to be accomplished efficiently and where compliance and clarity are essential. It provides a
structured approach to leadership and can be useful in maintaining standards and ensuring
accountability. However, it may not be as effective in fostering creativity, innovation, and

long-term employee engagement, as it primarily relies on external rewards and punishments
rather than intrinsic motivation.

2.5. Laissez-faire leadership


Laissez-faire leadership, also known as hands-off leadership, is a style in which
leaders provide minimal guidance or direction to their team members. They delegate
authority and decision-making to the group and allow individuals to work independently with
little interference or supervision. Laissez-faire leaders trust their team members' abilities and
expertise and provide them with the freedom to take ownership of their work.

In a business context, an example of laissez-faire leadership can be observed in a


creative or research-oriented organization. For instance, in a design agency, the creative
director may adopt a laissez-faire approach by giving the design team the freedom to explore
and experiment with various ideas and concepts. The leader provides the necessary resources,
support, and feedback but avoids micromanaging the creative process. The team members are
encouraged to express their creativity and take ownership of their projects, allowing for
increased innovation and autonomy.

While laissez-faire leadership can foster creativity, initiative, and independence, it is


important to note that it may not be suitable in all situations. This leadership style requires a
highly skilled and motivated team that can work autonomously. Additionally, some team
members may require more guidance and support, and in those cases, a more hands-on
leadership approach might be necessary to ensure their success.

Choosing the right leadership model is a critical decision for leaders, impacting their
effectiveness and organizational success. Factors such as organizational context, team
dynamics, personal leadership style and values, organizational culture, desired outcomes and
goals, and staying informed about research and best practices should be considered. The
chosen model should align with organizational goals and values, support collaboration and
productivity, and reflect the leader's authenticity. Additionally, it should be capable of driving
desired outcomes, whether incremental improvements or transformative change. By making
an informed choice, leaders can enhance their effectiveness, foster a positive work
environment, and achieve organizational goals.

III. Jack Ma and Alibaba

1. Introduction to Jack Ma and Alibaba Group

1.1. Jack Ma’s biography:


Jack Ma's real name is Ma Van. He is a famous businessman in China and the
founder of the famous e-commerce group Alibaba. Jack Ma was born on September 10, 1964,
originally from Hangzhou city, Zhejiang province, China. His parents came from the
entertainment industry. Since childhood, Jack Ma was considered a stubborn, hyperactive
child and was often involved in arguments and fights with friends around him. Since
childhood, Jack Ma has had an interest in learning English and always tries to study, train
himself as well as practice communicating with foreigners in English. In addition, he also
worked as a free tour guide for a tourist hotel near his home. This is also an opportunity for
him to improve his English and improve his vocabulary. However, he wasn’t good at math,
Jack Ma was not an excellent student. In fact he failed his primary school exam not once but
twice and failed his secondary school exam three times. To be admitted to university, it took
Ma three years to pass the Chinese entrance exam because they were held once a year. He
even applied and wrote to Harvard University ten times about being accepted but was
rejected every time. Jack Ma studied at Hangzhou Normal University and graduated with a
Bachelor's degree in English in 1998. After graduating, Jack Ma began teaching English and
international trade at Hangzhou Dianzi University.

1.2. Alibaba's development journey

Alibaba was founded by a group of 18 people, led by Jack Ma in April 1999. This
group of founders took Jack Ma's apartment in Hangzhou city, Zhejiang province, China as
the company's headquarters. Since its founding, Alibaba has oriented itself to operate as an
international company, not a domestic company.

In January 2000, SoftBank invested 20 million USD in Alibaba. That meeting only
lasted 10 minutes. SoftBank CEO “Son” said: Of all the businessmen he met in China in
2000, Jack Ma was the only one who did not convince Son to invest money or have a
complete business plan. However, he has a "fierce fighting spirit", passion and belief that the
Internet can change China. The next year, Alibaba created the mission, vision, and values that
still drive the company today. Alibaba’s mission is to make it easy to do business anywhere.
They do this by giving suppliers the tools necessary to reach a global audience for their
products, and by helping buyers find products and suppliers quickly and efficiently.
Regarding vision, Alibaba announced that they aspire to be a good company that will last for
102 years. They envision that their customers will meet, work, and live at Alibaba. Finally,

the value that Alibaba aims for is “Customers first, employees second, and shareholders
third”; “Trust makes everything simple”; “Change is the only constant; today's best
performance is tomorrow's baseline”; “If not now, when? If not me, who?” and “Live
seriously, work happily”. For the first time, in 2002 Aibaba's cash flow was no longer
negative, and it achieved a profit of 500,000 yuan. It is a joy and encouragement to get
Alibaba to where it is today.

In March 2003, Alibaba employees had to work from home, in a quarantine area
when the SARS pandemic broke out in China. Even during this challenging time, Alibaba
was still able to launch Taobao. Taobao operates on a C2C model that supports customer-to-
customer retailing. As of February 2018, Taobao has over 580 million monthly users. With
more than 1 billion products listed, in 2016 Taobao was one of the 10 most visited e-
commerce websites. In 2017, the total merchandise volume on the platforms of Taobao and
Tmall exceeded 3 trillion yuan, more than the total amount of US retail and internet
businesses combined. Moving to the following year, Alipay was launched in December. This
is one of the two largest electronic payment platforms in China. It allows users to pay on both
e-commerce platforms and brick-and-mortar stores. system.Alipay was introduced to build
trust between buyers and sellers. From 2005 to 2007, Alibaba continued to expand C2C and
B2C shopping channels. C2C is a business model where consumers can transact online with
each other through a third party, such as a website that acts as an intermediary participating in
an online auction or dropshipping. Furthermore, B2C is a business model, transactions
between businesses and consumers. This is the process of selling products and services
directly between consumers who ultimately buy and use the business's services. Noticeably,
in 2005, American technology company Yahoo poured $1 billion into Alibaba, becoming the
company's largest shareholder with a 40% stake. As part of this deal, Alibaba takes control of
Yahoo's operations in China. In addition, in November of 2007, Alibaba launched its initial
public offering (IPO) in Hong Kong in 2007. This IPO brought Alibaba $13.1 billion.

In 2008, Alibaba launched the Taobao Mall platform and later changed its name to
Tmall. Tmall is positioned as an online platform including luxury fashion brands, electronics
brands from international brands that want to sell in China.

After that year, Alibaba entered a new field called cloud computing in September of
2009. Cloud computing is currently Alibaba's second largest revenue contributor and is the
company's fastest growing segment. This year was also the first year that 11/11 global
shopping day was held. Singles' Day (November 11) is the biggest shopping festival of the
year in China. This is the initiative of Alibaba CEO Daniel Zhang. In the next three years,
Alibaba's e-commerce market continued to grow with annual GMV surpassing one trillion
yuan. Just 5 years after the IPO, in June 2012, Alibaba.com delisted from the Hong Kong

stock exchange, they have spent $2.45 billion to buy back 27% of shares held by private
investors. Later in September of that year, Alibaba bought back 40% of shares from Yahoo
for $7.6 billion. In 2014, Tmall Global launched allowing international brands to supply
products directly to consumers in China. Alibaba has officially launched its initial public
offering (IPO) on the US stock market in this year. After some controversy surrounding
Alipay, Ant Financial was founded in 2014 with the goal of not only providing a payment
platform but also financial services. The establishment of Ant Financial shows Alibaba's
ambitions in the field of financial technology.

Since its founding 20 years ago, Alibaba has mainly focused on the domestic
market, helping domestic and international brands sell in China. But in April 2016, this
company invested abroad with the acquisition of a controlling stake in Singapore's e-
commerce company Lazada - a platform covering several markets in Southeast Asia. This
deal marks Alibaba's first major step in overseas e-commerce.

On the 20th anniversary of its founding in the year 2019. Alibaba dominates the e-
commerce market, as well as payments, cloud computing, real estate, and entertainment. But
the first launching pad is still e-commerce. Looking at the development history, we can see
that the period from 2010 to now is the period of strongest development.

2. Alibaba's organizational culture:

2.1. The Effect of Alibaba’s organizational culture on business development:


Alibaba proposed a unique organizational culture in the early stages of development.
Alibaba raised the visibility and popularity of its unique organizational culture during the 2003
SARS epidemic by mobilizing family employees to answer customer calls. This action has helped
this group express its point of view: the most important thing is the basic value of customers.
Alibaba has also maintained this perspective even in special times and identified that its
organizational culture is an important factor that helps develop the organization

Besides, Alibaba has realized that the most effective way to shape the corporate culture is
from top to bottom. This means, the senior management should take the lead in the
implementation of organizational culture, and lead employees to implement and abide by the
company's organizational culture. Furthermore, the hierarchy at Alibaba is also very special.
Criticism of senior management is encouraged at this corporation, thus creating conditions to
promote transparency in leadership decisions. Besides, employees has the right to access
customers's information which is typically only accessible to senior leaders.

The corporate culture at Alibaba nurtures an entrepreneurial ecosystem, encouraging
employees to think like entrepreneurs within the company. This corporation encourages
employees to freely seek new ideas, and when these ideas are recognized they are praised. This
has led to the creation of numerous subsidiaries, innovative business units, and ventures,
expanding Alibaba's business scope and diversifying its revenue streams. With constant
innovation and change, Alibaba has established itself as an e-commerce corporation with great
influence in the Chinese market - the most populous market in the world. In 2021, Alibaba has
stepped up investment in expanding its e-commerce platforms in areas such as discounted goods
and live streaming, in the context of competitors such as Pinduoduo and a number of popular short
video sharing platforms. changes are threatening the company's market leading position. Always
learning and keeping up with trends, making Alibaba not lag behind rival businesses.

Alibaba's organizational culture has contributed significantly to shaping its brand image as
an innovative, customer-centric, and forward-thinking company. This positive reputation has
bolstered its business development efforts, attracting partners, investors, and customers. With a
unique corporate culture derived from the culture of a family company, Alibaba has left a strong
mark on its name in Silicon Valley. Researchers believe that the corporate culture of this group is
a converging culture of East and West, which is also an important factor in creating the Alibaba
empire.

2.2. The Effect of Alibaba’s organizational culture on Employees:


According to the answer from the interview of author Wang Tianyi, the organizational
culture can be one of the reasons that make employees want to join Alibaba which can help
Alibaba stay afloat and develop. The Interviewees said that he or she found their value when
working at Alibaba. The answers also show that the organizational culture of this group lets
their employees proactively solve their difficulties. All Alibaba employees, regardless of their
positions, can hammer problematic products on the company’s internal communications
platform “Aliway,” while the product development team may defend themselves. It's very
common to see employees passionately discussing product development and defending their
own points at Alibaba. When the solution is effective, they will be praised and become a
source of motivation for other employees. This mechanism makes employees feel valuable
and increases their work morale. Otherwise, Jack Ma "encouraged opinions but only with his
permission, quite strictly. Being a former teacher made him a great leader for our
inexperienced team. His purpose was help us develop into truly talented managers."

The organizational culture is also an important condition in retaining employees. One


thing is for sure, with a stable, experienced and well-trained workforce, it will definitely
create good results and high productivity. Alibaba's corporate culture has a special
characteristic is a sense of family unity. The interviewee 4 from Wang Tianyi said: “I feel

that I am valued by the company, especially Ali Day. Alibaba makes me think that I am a
member of Alibaba's big family, and this idea not only makes me feel recognized, but also
my family members have this idea. Explaining this statement, this person shared that
employees are allowed to invite family members to visit Alibaba's headquarters. Joe Tsai,
Executive Vice Chairman of Alibaba Group, noted when attended the signing ceremony
between Alibaba and Pac-12 on September 10: “As you scale your business, you should be
spending more time on people,”.In addition, on Alibaba officially listed on the New York
Stock Exchange on September 22, Jack Ma said: "Customers come first, employees second,
and shareholders third." This perspective has helped this corporation spread its organizational
culture to its. employees, which is what characterizes this corporation. Besides, Alibaba is
among few companies that do not fire their employees because of some mistakes. Jack Ma
indicates that mistakes are parts of learning. Even though they don't tolerate careless
mistakes. Another unique thing about Alibaba's employee layoff mechanism is that they don't
lose their talented employees just because they put them in the wrong position. If an
employee does not do the assigned job well or feels that their current position is not suitable
for their abilities, Jack Ma is willing to transfer them to a more suitable position, exploiting
their abilities. Not all companies do this, they usually have fixed positions and will fire
employees if they don't do well. Therefore, one of Alibaba's core values that everyone always
remembers is "openness to change".

Alibaba's organizational culture is to consider credit for the entire team. Because the
meaning of organizational existence is to take the strengths of one person, compensate for the
weaknesses of the other, and synthesize them into a whole with higher working efficiency. As
a company with employees from many countries, Jack Ma believes that each person has a
different personality, and their way of thinking and working style are even more different.
Respecting differences in personality means respecting your own differences with the group,
finding common points and promoting your own strengths, being open in communication will
successfully connect within the organization. This will help employees recognize their own
strengths and have the opportunity to promote and contribute to the organization.

Jack Ma is known for his authenticity and transparency. He openly shares his personal

Jack Ma is often described as a visionary leader with a strong sense of mission. His
commitment to Alibaba's mission of making it easy to do business anywhere reflects a clear
sense of purpose. A mission-driven leader can inspire and align the team toward common
goals, fostering a sense of shared purpose. For example, Ma has said that his ultimate goal is
to create a company that "will make it easy to do business anywhere." He has also been a
