Gii thiu
Tp on TTT hon thnh tt cc mc tiu k hoch nm 2007, ngoi tr ch tiu t l ngh
vic. Mc d l ch tiu u tin, TTT c gng thc hin nhng ba nm qua vn cha thnh
cng. Mt tun trc ngy l Ging sinh 2007, ng L B Thng, TG cng ty TTT nhn c

Ngoi ra, TTT tham gia xut bn cc cng trnh kin trc, trang tr ni tht v chia s kinh
nghim ca TTT khi thc hin cc cng trnh ny v t c thnh tch tt. Cun sch Khng
gian kin trc, thc v o gii thiu v nhng tuyt tc kin trc ca TTT cho ng nghip
c gii thng Quc gia nm 2007.

TTT c i ng kin trc s c trnh cao, trong c 2 ngi l thnh vin ca Vin Kin
trc M; 22 ngi l thnh vin Hip hi kin trc TP HCM. Trong s 200 nhn vin vn phng,
hn 90% c trnh i hc tr ln; ngoi ra TTT cn c 800 cng nhn sn xut, thi cng lnh
ngh. TTT nhn thc r tm quan trng then cht ca qun tr con ngi. Nhn mnh tm quan
trng ca vic cn bng gia hot ng sn xut v yu t con ngi trong hot ng ca cng
ty, ng Trung, Ph TG ni: Thit k cng trnh mi t cn d hn nhiu so vi vic qun l
hiu qu mt nghn CBNV.
TTT c cu trc t chc theo dng ma trn vi mt chiu l cc b phn chc nng v mt chiu
l cc d n ca cng ty. S lng d n tng hng nm, ring trong nm 2007 TTT thc
hin 315 d n. Ti tr s chnh, 150 CBNV c b tr lm vic trong ta nh hai tng.

Cuc hp vi Tng Gim c


TS Kim l ph gio s ca trng i hc Kinh t TP H Ch Minh. Uy tn v mi quan h tt
p ca TS Kim vi TG ca TTT l nn tng cho vic thit lp s tin tng gia hai bn. Tham
d cuc hp vi TS. Kim, v pha TTT c 4 ngi: ng L B Thng, TG; ch Hnh, Trng
phng Hnh chnh nhn s; ch Nghi, tr l TG, v ch Kh, tr l Pht trin ngun Nhn lc.
M u cuc hp, ng Thng gii thiu cho TS. Kim cc mc tiu chin lc ca cng ty, cc
mc tiu k hoch v kt qu hon thnh trong nm 2007, cc bn m t cng vic, cch thc
theo di qun l cc d n ca TTT trn my vi tnh.
Nhng thnh tch ca TTT nhanh chng to n tng tt vi TS. Kim. TTT p dng nhng
kin thc, kinh nghim v cng ngh qun l tin tin vo trong h thng qun l cng ty v t
cc ch tiu cao v doanh s, li nhun, khch hng,v.v. Cng ty p dng chng trnh qun tr
theo mc tiu 5 nm ch trng t c kt qu nhng lnh vc hot ng khc nhau nh
ti chnh, th trng, quy trnh kinh doanh v pht trin-nhn s. Hng nm, ban TG cng cc
trng b phn dnh ra 3 ngy hi tho nhm thit lp mc tiu cho cc b phn. Trong thi gian
ba ngy , mi ngi tch cc trao i, phn bin v cc mc tiu k hoch ca cng ty v
nhng mong i trong tng lai. V vy, cc mc tiu ra cho ton cng ty v cc b phn rt
r rng v CBQL rt thu hiu. Cng ty p dng ERP, CRM, Autodesk, v.v hon tt h
thng bn m t cng vic, tiu chun nhn vin. Phn ln CBNV khi vn phng ca TTT u
thng tho ting Anh v s dng my vi tnh thun thc. Vic phn cng cng vic, kim tra tin
d n c thc hin d dng, thun thc thng qua cc phn mm qun l d n v c vi
tnh ha. Cng ty thit lp nhiu quy trnh chun, c tc dng tng cht lng sn phm v gim
chi ph mc d TTT vn cn phi tip tc hon thin cc quy trnh ny.
Khi c hi v khch hng ca TTT, ng Thng cho bit: TTT c thng hiu mnh, chng
ti khng phi lo lng nhiu v chuyn doanh s, tm kim khch hng. Nhiu lc, s n hng
vt qu cng sut ca TTT. C nhiu ln, TTT nhn thm n hng, hon ton khng phi v
li nhun m thun ty v TTT khng mun ni khng vi cc khch hng ln, rut ca mnh
nn phi rng sc lm.
Khi c hi v sao khng m rng quy m nh my, ng Thng cho bit: TTT ch sn xut
nhng sn phm c thit k mt cch c o v ring bit cho tng cng trnh vi nhng yu
cu v k thut v thm m rt cao. V vy TTT mun tng quy m th phi i i vi vic o
to CBNV. iu ny tn rt nhiu thi gian.
Do c th ca ngnh kin trc, Ban TG TTT rt ch trng tnh sng to, khuyn khch p
dng cc phng php mi v cng ngh k thut mi nhm thc y cng ty pht trin. ng

Nam tr lng cao nht trn th trng. Ch Hnh cho TS. Kim coi bng kt ton lng, thng
ca cng ty trong nm 2007. S liu cho thy thu nhp ca phn ln cc chc danh ca TTT
thuc nhm 25% cng ty Vit Nam c mc lng cao nht trn th trng. Mc lng ti thiu
trong cng ty cng cao hn mc trung bnh ca cc cng ty khc trn a bn TP HCM. Ch
Hnh cho bit TTT gp kh khn trong vic thit lp cc quy ch tr lng lao ng do khng
bit thng tin ca cc doanh nghip khc. i khi TTT tn thm tin m li cn nhn nhiu thc
mc ca CBNV. VD: Khi gi sinh hot tng cao, TTT nhanh chng b sung ph cp trt gi
vi t l nh nhau cho mi CBNV. Tuy nhin, c nhng thc mc trong CBNV cho rng nhng
CBNV c thu thp thp th cn c ph cp nhiu hn do h b nh hng ca bo gi nhiu
hn. TTT cng quan tm n tr lng cng bng cho cc vng khc nhau nh gia CBNV lm
vic ti tr s chnh TP HCM vi cc chi nhnh khc.

Tic tt nin 2007
TTT t chc bui l tng kt cui nm khng theo cch truyn thng kiu Hi ngh, trong
Ban TG c bo co tnh hnh hot ng nm c v k hoch kinh doanh cho nm mi. Hng
nm vo chiu 31/12, tt c cc thnh vin ca TTT v gia nh ca h u tham gia l tng ktkt hp tic tt nin ca cng ty. 2008 l nm con chut nn khung cnh bui l c trang tr
nh mt ng chut khng l trn khu t ca cng ty-d nh s xy thnh cao c vn phng
TTT trong nm sau. Tt c cc thnh vin TTT u mc ng phc picnic v i nn hnh ch
chut T. Bo co tng kt nm l nhng on bng video clip c chun b cng phu v thnh
tch, cc s kin ni bt v sinh hot trong cng ty v cc ch tiu then cht cn t c c
trong nm 2008. Cc gii thng ca cng ty c trao cho c nhn xut sc nht, b phn

xut sc nht, kin trc s gii nht, d n tt nht, cng trnh sng to nht. Cuc trnh

Sau phn tng kt, mt s thnh vin c con nh thng ra v, nhng ngi cn li tip tc cc
tr chi, nhy ma, ca ht, m nhc. Thc n tic buffet v nc ung c xp theo 2 dy bn
phc v mi ngi n qu na m. TS. Kim t ra ngc nhin khi thy cc thnh vin trong
Ban TG cng ci trn tham gia tr chi tp th cng cnh thanh nin tr. Ch Nghi vui v gii
thch: Vn ha TTT l vy y, sau gi lm vic, coi nhau l bn b. Lm ht mnh, chi ht ga.
Mi ngi rt ho ng trong cc sinh hot tp th, khng phn bit v tr trong cng ty. Ngoi
tic tt nin v cuc i chi tp th ton cng ty nhn dp thnh lp cng ty, hng nm cng ty
chi tin cho mi phng/ b phn mi ngi sinh hot tp th ring cho b phn. Phng ban
c th chn cc hnh thc sinh hot khc nhau nh i picnic, i n ti v ht karaoke,v.v Sinh
hot rt th v nn nhiu nhn vin c ca TTT khi chuyn sang cc cng ty khc, vn thng
xuyn ngh c tham gia cc sinh hot ngoi gi lm vic ca TTT. Ch Nghi b sung:
Vn ha TTT ch trng 5 c im: tinh thn ng i, sn sng nhn cng vic c p lc cao;
c nh hng hc tp; ng tin-c uy tn; sng to.
Trn khn i, nhng CBNV may mn trng phn thng x s ca cng ty ang nhn gii. Mi
ngi v tay c v. Anh Lm c trng mt chic Tivi. Anh lng tng cm n ban lnh o v
cm n mi CBNV gip anh trong lc anh gp tai nn. Ch Nghi gii thch: Trong nm
qua, anh Lm b tai nn giao thng khi trn ng v qu, b hng mt mt. CBNV n thm hi,
gip , ng vin rt thn tnh bng nhiu cch khc nhau. Bn thn anh Thng st sng lo
lng tm kim bc s gii c th tin tng gi gm cha tr mt cho anh Lm. Gia nh anh Lm
rt cm ng v s quan tm ny.
Trong tic tt nin cn c cc quy hng lu nim c cng ty t chc to ngun thu cho cc
hot ng t thin. Ch Nghi cho bit: Nhiu CBNV c lng ho tm ca TTT thng trch mt
phn lng ca mnh chuyn cho nh cha nui cc em nh m ci v hng nm cng ty
cng trch mt phn qu t chc cc hot ng t thin vo dp Sinh nht cng ty.
Cuc kho st ti cng ty
TS. Kim gi cho TG cc ni dung kho st d kin thc hin trong cng ty v c TG hon
ton chp thun:

Quan im, nhn nh ca CBQL v nhng kha cnh khc nhau trong hot ng qun l
(mc tiu chnh sch cng ty, thng tin giao tip,v.v)
S tha mn ca CBNV vi cc thnh phn khc nhau ca cng vic.

Theo ngh ca TS Kim, ch Kh chn 3 CBQL v 3 nhn vin vn phng t cc b phn


khc nhau trong cng ty v b tr thi gian mi ngi trao i ring vi TS Kim trong khong
30 pht.

Su ngi tham gia phng vn c pht 1 bn d tho ni dung kho st v c ngh nh


du vo th hin tm quan trng ca tng ni dung kho st (vi 1: khng quan trng 5: rt
quan trng). TS. Kim ngh nhng ngi tham gia phng vn gii thch v sao h chn cc ni
dung c coi l quan trng hay khng quan trng v c ni dung no cn b sung thm khng.
TS. Kim l gii rng iu ny s gip ch thit k bng cu hi gm nhng ni dung ph hp
nht cho cuc kho st.
Da trn ni dung trao i vi ng TG v CBNV, TS Kim iu chnh bn cu hi kho st
ph hp vi ba i tng kho st:

Nhm 1: cc thnh vin trong ban TG.


Nhm 2: cc CBQL (gm ph trch cc n v kinh doanh v cc CBQL cp trung l
trng ph phng ban, b phn).
Nhm 3: cc CBNV cn li ( c gi l nhm nhn vin khng qun l, mc d nhm
ny c c cc i trng, t trng ca cc nhm nh).

Bn tho cu hi kho st c chuyn cho TG v gim c nhn s c iu chnh cui


cng.
Cuc kho st chnh thc c thc hin ring bit i vi nhm 2 v nhm 3 ti i snh ca
TTT vo ngy 18 thng 1, 2008. Tr vi ngi bn cng tc xa, tt c cn li CBNV u c mt
y . Cuc kho st vi nhm CBQL bt u lc 9.00 sng; ni dung kho st coi ph lc 1.
Cuc kho st vi nhm nhn vin khng phi l qun l bt u lc 10.30 sng vi bn cu hi
ging nh ca CBQL nhng khng c phn 1. Lc bt u mi cuc kho st, TG trnh by
mc ch ca cuc kho st v gii thiu Dr. Kim vi tt c CBNV. TS. Kim hng dn CBNV
cch in vo bn kho st vi vic s dng thang o Likert (t 1 l hon ton khng ng n
5 l hon ton ng ). TS. Kim nhn mnh tnh cht bo mt cu tr li CBNV yn tm.
Nhm 1 (gm cc thnh vin trong ban TG) c kho st thng qua emails, coi ph lc 2 v
ni dung bn cu hi kho st.
Cuc kho st cc a bn khc ca cng ty c thc hin tng t nh ti tr s chnh trong
cc tun tip theo.
Kt qu kho st
Nhng kt qu quan trng nht trong cuc kho st c tm tt nh sau:
S liu v vic qun l v iu hnh ca TTT
nh gi v qun l hot ng nh gi c im trung bnh thp nht (mean = 3.5, sai
lch chun (SE)=1.2);
nh gi v quan tm khch hng c im trung bnh cao nht (mean= 4.3, (SE)=0.9);
CBNV chu p lc cng vic rt cao vi im trung bnh l 4.25, (SE)=0.8;

Mc tha mn chung trong cng vic ca nhm CBQL v nhn vin l 3.9, SE=0.8.
i vi nhm CBQL c im trung bnh 4.2, SE=0.75; i vi nhm nhn vin khng
phi l CBQL c im trung bnh 3.8, SE of 1.02.
Mc tha mn vi tin lng l thp nht vi im trung bnh 3.4; SE=0.9 cho nhm
CBQL; v im trung 3.25; SE=1.1 cho nhm nhn vin khng phi l qun l.
Cc thnh phn cn li ca tha mn vi cng vic c im trung bnh ln hn 4, trong
, tho mn vi thng hiu TTT coa nht v bng 4.5; SE=0.65.

S liu v thc gn kt i vi t chc

CBNV ni cc ng nghip n lc ht mnh v cng ty c im trung bnh 4.25; SE=0.75.


CBNV cm nhn h yu mn TTT vi im trung bnh 4.4; SE=0.7.
CBNV trung thnh vi TTT c im trung bnh 3.7; SE=1.1.

Trong s 5 nhu cu quan trng nht m CBNV mong i khi lm vic cho TTT lng thng
c nh gi l quan trng nht i vi c nhm CBQL v nhm CBNV khng phi
CBQL; trong khi , nhu cu cng vic n nh c nh gi t quan trng nht i vi
nhm nhn vin khng phi l CBQL v c hi thng tin c coi l t quan trng nht
cho nhm CBQL.

Khng c s khc bit v mc tha mn ca CBNV theo gii tnh.

Cu tr li ca nhm CBQL:
Uy tn c nhn ca mt s thnh vin trong Ban TG. H va gii v chuyn mn
nghip v va c phong cch lnh o rt dn ch, ha ng, quan tm n nhn vin.

Chnh sch tin lng, thng ca TTT ch trng kt qu, nng lc c nhn m khng
quan tm n bng cp, thm nin.

Sau khi c kt qu kho st, thng qua trao i in thoi hoc gp mt s CBNV, TS. Kim ghi
li nhng kin b sung thm. Khi c hi v uy tn c nhn ca cc thnh vin trong Ban
TG, cu tr li l:

Thnh vin trong Ban TG th hin l nhng tm gng mu mc cho CBNV. Khi lm

vic vi h, nhn vin TTT hc hi thm c rt nhiu. Ban TG thc s l nhng con
ngi: Tn tm, Trung thc v Thng thi nh tn ca h. BanTG rt tt v thn
thin. H khng bao gi t v trch thng. Chng ti coi h nh nhng ngi anh c
hn l ng ch doanh nghip.

Mt s CBNV k li cc cu chuyn thnh vin Ban TG quan tm n CBNV v gia nh


h khi h gp tai nn.

Khi TS. Kim hi: iu g lm anh/ ch a thch nht trong vn ha TTT, cc cu tr li:
y chng ti gi l Gia nh TTT. Chng ti i x vi nhau thn thin v ci m.
Chng ti thc hin kinh doanh sch v trung thc. TTT khng cho php la di khch
hng.

Khi TS. Kim hi v chnh sch o to v pht trin ca TTT, ch c CBNV gii thch l ngay
c nhng sinh vin kin trc tt nghip xut sc cng cn hc hi thm khong 3 nm mi c th
hon thnh tt nhim v TTT. TTT cung cp ti liu, iu kin hc tp tt nht cho CBNV
thng qua h thng mng ca cng ty, gip mi ngi hc tp, trng thnh t trong cng vic.
Chnh v vy CBNV TTT c trnh nng lc cao, ch cn ni l ngi ca TTT th cng ty
no cng mun nhn.
Khi trao i v nhng u im ca h thng thng tin ti TTT, mt nhn vin ni: Mt trong
s thnh vin Ban TG c xut thn ch l mt ha vin bnh thng. Anh y t hc v mc d
khng h c bng cp chnh thc no, c th thit k nh nhng kin trc s gii nht. By gi

Lng thng c nh gi theo kt qu xp loi hng thng. TTT p dng ch thng


khi hon thnh cng vic, nu khng hon thnh cng vic th khng c phn thu nhp ny.
Tuy nhin, tiu ch nh gi cha thuyt phc, th no l xut sc, th no l kh khng r
rng. Thm vo , mt s trng b phn c nng lc nh gi cp di, mt s ngi li
khng. Mt s trng b phn s cp di thc mc cht vn, nn c nh gi cao.C
trng b phn d di, c ngi kh tnh. Mt s trng b phn thng cp di, khng n
tr im khi cp di khng hon thnh nhim v hoc vi phm k lut. Vic nh gi kt
qu hon thnh nhim v thiu tnh cng bng, khch quan trong ton cng ty.

Cng ty thit lp chng trnh MBO nhng ch i n cp trng b phn thi, cp di


khng bit g. TTT khng a ra mc tiu phn u cho tng ngi, khng c tiu ch
nhn vin thng tin. Nhiu khi chng ti khng bit da vo u phn u.

Nhng ngi thuc b phn gin tip cho rng kt qu kinh doanh phi c s ng gp ca

Mt s CBNV ca xng sn xut cho bit iu kin lm vic ca h kh khn, vt v hn

Cc CBNV u cho bit l khi vo lm vi TTT, h mi bit v thng hiu, uy tn ca TTT
trn th trng v rt t ho v nhng cng trnh, sn phm ca TTT; t ho c nghe
khch hng khen ngi v cc gii thng ca TTT. Tuy nhin, trc khi vo lm TTT, h
hu nh khng bit g v TTT. Cc sn phm ca TTT ni ting trong phn khc th trng
hp nhng TTT khng qung co trn cc phng tin i chng do , sn phm ca TTT
khng c bit rng ri trong th trng lao ng. Kt qu l thng hiu TTT khng c
nhiu cc ng vin c nng lc cao bit n.
Trong cuc trao i vi Trng phng Nhn s, TS. Kim hi v l do chnh ca hai kin trc s
ngh vic. Ch Hnh cho bit phng vn c hai ngi. C hai khng c g phn nn vi cng
ty, h ngh vic thnh lp cng ty ring. T l ngh vic chung ca TTT trong nm 2007 l 11
%, (trong khi t l ngh vic trn th trng l 12%). Khi hi v cc hnh thc tr lng trong
cng ty, ch Hnh cho bit, cng ty ang tr lng theo thi gian. Khi hi chi tit v cc tiu ch
nh gi nhn vin, ch Hnh chia s: TTT c i ng kin trc s ti hoa, tuy nhin vic a ra
cc tiu ch nh gi nng lc, kt qu lm vic ca mi ngi khng phi n gin. c lc,
hai ngi kin trc s gii nht ca TTT c hai nh gi hon ton tri ngc nhau v mt bn
thit k: mt cho rng t loi gii, mt cho rng cha t yu cu? C nhng cng trnh, chng
ti t kim im ni b thy cha hi lng v cht lng, nhng khch hng li khen, nh gi
